Six weeks ago I wrote this below deep dive about DeepSeek V4 when it was about to be released but was held back. we got the specs that were real, it looks like most AI budgets were structurally unprepared for what was coming. Prediction markets were sitting at 88% probability of a March release. But DeepSeek had other ideas.

DeepSeek V4 Is Coming 🚀

Now my whole argument was about how DeepSeek V4 is going to be a real architectural and economic shock to the AI market. how it makes frontier‑level capabilities dramatically cheaper by combining Engram memory, sparse MoE, and 1M‑token context, and that cost collapse will force every serious builder to rethink their stack, pricing, and moat strategy, and I said all this while both Anthropic ( frontier AI) and Nvidia ( open-weight) released 1M-token context models in the same week, pressure or not, we’ll discuss later.

My own strategy and advice to founders? » treat models as commoditizing infrastructure, route everything through an abstraction layer, build your moat around data and workflows, and be ready to evaluate and switch quickly as V4 and its peers reset the competitive floor on AI costs.

DeepSeek V4 finally dropped yesterday morning. its still in preview mode but good enough details available to run an honest scorecard, take the temperature of the room, map the competitive landscape properly, and then go to the angles we discussed before and what I dont’ see most focus on despite of so much chatter on X/twitter. as expected, the spec sheet is the least interesting part of this whole story.

Section 1 - The Scorecard

SO the technical specs haven’t changed. Engram conditional memory, DSA sparse attention, MoE-at-scale, all are in the final release.

• V4-Pro ships at 1.6T total parameters with 49B active per token.

• V4-Flash at 284B total/13B active.

• The 1M token context window is real and live from day one, not a roadmap item.

The “track Chinese pricing as your absolute cost floor” argument was the right call. Official launch pricing:

$0.03/1M cached input tokens, $0.50/1M output tokens, against Claude Opus at roughly $25/1M output.

And, that’s a structural shift in inference economics. Its no longer projected. its confirmed.

DeepSeek also continued its open-source commitment, so weights are live on HuggingFace, Apache-style licensing, same playbook as V3.

It however arrived 6 weeks late, and this actually matters more than the calendar slip, the reason for the delay is one of the most consequential technical and geopolitical stories in AI right now.

What I got wrong ( not wrong wrong) in my previous deep dive is by omission: the “preview” qualifier. What launched today is explicitly a preview release, not GA. so still holding back? - but the API is live and weights are downloadable, but production SLAs, rate limits, and full regional availability are still rolling out. so If you are making enterprise integration decisions today, treat it as early access, not a stable dependency.

Section 2 - What the Internet Is Actually Saying

The launch post from DeepSeek’s own Deli Chen is worth reading in full: “484 days later, we humbly share our labor of love. As always, we stay true to long-termism and open source for all. AGI belongs to everyone.”

Couple of statements from twitter -

To reiterate the sentiment in most straightforward way, the launch has reset expectations about how fast the ground can move under working builders, and the implicit conclusion is that “slow cycles” on strategy or shipping are no longer viable.

On the competitive side, commentators are highlighting a deeper asymmetry. for example, a lab operating under export controls has managed to train a frontier‑class model, while better‑funded Western labs have struggled to translate vast GPU budgets into clearly superior state‑of‑the‑art results ( Hold on for the Chip story a minute I am coming to that) . That is being read less as an anecdote and more as evidence that capital and hardware alone are no longer a sufficient moat.

Cost discussions have converged on the same point. V4 is being treated as the new effective price floor for frontier‑grade capabilities, with per‑token economics implying that what looked like a one‑year AI budget on premium closed models now stretches to a multi‑year runway on this stack.

In technical communities, attention is focused on the 1M‑token context window as expected, but whether it delivers usable recall beyond the usual 200K–300K degradation point. If that holds, the consensus is that many retrieval‑augmented generation pipelines become optional rather than mandatory, with a likely shift from “design around RAG” to “justify RAG only where latency, privacy, or corpus size truly demand it.

DeepSeek founder Liang Wenfeng apparently framed the company’s posture simply: “The whole world should use a 1.6T model for free.”

That is either a genuinely held belief or the most effective marketing line in AI this year. Possibly both.

Section 3 - The Competition

In the six weeks between my March piece and this morning, the entire frontier has moved. so anyone treating the 1M context window as DeepSeek’s unique differentiator is totally wrong. because It isn’t. not anymore.

A quick look at who else got to the 1M number.

Anthropic went GA on 1M token context for Claude Opus 4.6 and Sonnet 4.6 on March 13 - the day after my original article published. and with no price increase.

NVIDIA shipped Nemotron 3 Super on March 11 - a 120B MoE model, 12B active parameters, fully open-weight, with a 1M token context window, 5x throughput improvement for agentic workloads, and free tiers on OpenRouter. It scores 60.47% on SWE-bench and is explicitly designed for multi-agent systems. This launch got a fraction of the coverage it deserved. ( I covered this in a short AIU essay )

Nemotron 3

Alibaba’s Qwen 3.6 Plus also dropped as a free preview on March 31, formally announced April 2. 1M context by default, hybrid linear attention plus sparse MoE architecture, sitting at #2 on OpenRouter for coding. Free during preview. I haven’t looked in to this really but its worth looking at.

OpenAI launched GPT-5.5 day before yesterday on April 23. ( thats just the day before DeepSeek V4.) Focused squarely on agentic capabilities: complex goal reasoning, tool use, autonomous workflow execution, matching GPT-5.4 on latency while operating at a higher capability tier. Two frontier model drops in 24 hours, both targeting agentic AI. The race for the agentic layer is the actual battleground right now.

The landscape today: ModelContextOpen SourceInput Cost/1M

The 1M context window is now a commodity feature. What differentiates V4 is the combination of open weights, frontier-class claimed capability, and that pricing floor, together, not individually.

Section 4 - The Chip Story

There are two claims in circulation that look contradictory but actually aren’t.

Lets take a look at the full timeline -

Reuters, February 24: A senior Trump administration official confirmed DeepSeek trained V4 on Nvidia’s Blackwell chips, which was a direct violation of US export controls. The chips were reportedly acquired via third countries, purchased legally where permitted and then were moved into China.

The Information / Reuters, April 3: DeepSeek spent months rewriting its entire model stack from Nvidia’s CUDA framework to Huawei’s CANN framework. V4 is designed to run inference on Huawei Ascend 950PR chips. That migration is why the model was late.

Trained on smuggled Blackwells. Deployed on Huawei?

These are not contradictions. What makes this remarkable is that DeepSeek may have used American silicon to build the capability, then ported it to domestic Chinese hardware to eliminate the ongoing dependency. You build the car with foreign parts, then reverse-engineer the engine so you never need those parts again.

His reasoning?

he was not primarily worried about current performance gaps. He argued that even with inferior chips, China can compensate with “abundant energy” and a “large pool of AI researchers.” If V4 performs well on Ascend chips, it validates an entirely alternative path for AI development that depends on Nvidia at no point in the supply chain. That is the CUDA lock broken. That is what Huang was actually warning about.

So In simple terms, this whole chip story is a reminder that hardware power and smart engineering can’t be fenced in by policy forever. What matters now is that frontier‑level AI is escaping its old dependencies. and for founders and builders, the takeaway is, to assume the barriers you thought protected you, are already gone.

Section 5 - Learning from the Enemy. AI's Unresolved IP War!

OpenAI has been investigating whether DeepSeek used ChatGPT outputs to train its models since early 2025. Model distillation, generating responses from a stronger model to train a weaker one, is technically normal and widely used. The legal question is entirely about license terms and whether terms of service were violated.

OpenAI’s terms explicitly prohibit using ChatGPT outputs to train competing models. Anthropic’s terms are similar too. Reports suggest that DeepSeek circumvented usage limits to extract training signal from Claude at scale. Whether this constitutes IP theft remains legally unresolved.

China localizing the hardware stack while extracting the knowledge stack from the West, The US-China Security Commission framed this as a structural paradox. For builders using V4 today, it is worth knowing that the model’s capability may partly reflect outputs from models you are also paying for.

Section 6 - The Multimodal Blindspot: This Is Not a Text Model

V4 is a native multimodal model, meaning text, image, and video were all trained together from scratch during pre-training, not bolted on via adapter layers after the fact. This is an architectural distinction that matters.

When vision capabilities are added post-training via adapters, the model learns to translate between separately trained modalities. When integrated from the start, the model develops richer cross-modal representations, it reasons across modalities rather than just switching between them.

Audio processing is still unconfirmed, but text, image, and video generation in a unified 1M-context model is a genuinely new capability surface.

Chapter 6- What Glasswing Doesn’t Protect!

Quick recall on who’s part of the project Glasswing. -

Now I dont know who’ those 40 organizations are. I am assuming those are not big names, and if thats the case, this thesis will hold more ground. My first impression seeing this coalition was Yes, Its a serious initiative. But it doesn’t look complete and hear me out why.

What Glasswing actually protects is software

Operating systems, browsers, open source codebases, and the first-party proprietary code of coalition partners. That’s meaningful. The Linux kernel underpins everything from hospital systems to financial infrastructure. Firefox runs on a billion devices. Finding and patching bugs there has real downstream impact.

So Its serious but its not complete. And the gaps matter more than the headlines are letting on. Lets look at what’s missing. or who’s missing.

No telecom.

Zero carriers in the coalition. No AT&T, no BT, no Deutsche Telekom, no Vodafone, no NTT. Telecom infrastructure runs on legacy SS7 signalling systems that were designed before cybersecurity was a discipline, and 5G core networks that are being rolled out faster than they’re being hardened. The systems that carry the data everything else depends on, are completely absent.

No operational technology.

No Siemens, no Schneider Electric, no Honeywell, no Rockwell Automation. The embedded code running power grids, water treatment plants, oil refineries, and manufacturing lines, none are in scope. OT systems are notoriously difficult to patch. Many run on air-gapped networks with decade-old firmware that was never designed to be updated. State-sponsored groups are actively pre-positioning inside OT networks across Europe and the US right now.

This is precisely the kind of ancient, undocumented code Mythos would tear apart. And it’s precisely what isn’t being scanned.

No AI infrastructure layer.

NVIDIA is a coalition partner - BUT for GPU drivers and CUDA software. Nobody is scanning the firmware layer, the BMC/IPMI interfaces, or the supply chain integrity of AI accelerators themselves. The training pipelines, model serving infrastructure, and MLOps orchestration that runs most modern AI workloads, all of these are absent.

The infrastructure that makes AI possible is unprotected by the AI security initiative.

No application layer.

No SaaS companies. No enterprise app developers. The code your users actually interact with every day, » not in scope.

Then there’s a structural problem nobody anticipated until this week. The Apache Software Foundation confirmed it received $1.5M from Anthropic as part of Glasswing. Researchers and analysts at Forrester flagged the obvious implication immediately:

Mythos can surface vulnerabilities at a speed and scale that volunteer maintainers simply cannot match. Discovery is now exponential. Remediation is still human, finite, and largely unpaid. You could end up in a situation where the initiative generates thousands of confirmed vulnerabilities faster than the open source community can responsibly disclose and patch them, creating a window where known bugs exist in the wild but fixes don’t yet. Good intentions, bad outcome.

Cisco’s CSO Anthony Grieco said the old ways of hardening systems are no longer sufficient. He’s right. But Cisco here is protecting Cisco’s own products ie IOS-XE, Webex, Meraki firmware, their security appliances and Not the networks those products sit inside.

Not the telecom operators running Cisco gear.

The customers’ infrastructure benefits indirectly if Cisco patches faster. They are not getting Mythos access themselves.

Glasswing secures the foundations.

But entire floors of the building remain unprotected, and those floors, telecom, OT, AI infrastructure, the application layer are arguably where the real damage happens when AI-powered exploits proliferate into the wrong hands.

Chapter 7 - the Pentagon Counter-Narrative

On March 5th, the Pentagon designated Anthropic a supply chain risk.

Defence Secretary Pete Hegseth ordered all federal agencies to cease use of Anthropic’s technology. The Trump administration’s position: Anthropic was imposing excessive safety requirements on military use of Claude, effectively making the model less useful to the DoD by refusing certain applications on safety grounds.

On March 9th, Anthropic sued. Two simultaneous lawsuits one in California, one in DC.

A company being blacklisted by the federal government for being too careful is not a neutral legal dispute. It’s a signal about how the current administration thinks about AI safety as an obstacle, not a feature.

On March 27th, a federal judge in San Francisco temporarily suspended the Pentagon’s order. Anthropic won, or appeared to.

Then on April 9th, a federal appeals court rejected Anthropic’s separate plea to halt the blacklisting nationwide, contradicting the district court’s ruling.

Two courts.

Two outcomes.

Simultaneously active.

The legal situation is now a standoff, not a victory, and it’s heading toward a higher court resolution that nobody can predict.

Eleven days after the district court win, and two days after the appeals court setback , Project Glasswing was launched.

What does it mean? the timing of Glasswing isn’t accidental. and context matters.

Read that sequencing carefully.

Anthropic gets labelled a national security risk by the executive branch.

they fight it in court and get a split result.

Then they announce a $100M initiative with every major American technology company, the biggest cybersecurity vendors, a major bank, and the Linux Foundation.

All explicitly focused on defending critical infrastructure. Before launch, they brief VP JD Vance, Treasury Secretary Bessent, and senior White House cybersecurity officials directly. After launch, Bessent and Fed Chair Powell call an emergency meeting with Wall Street bank CEOs to discuss the threat Mythos represents and how to defend against it.

The message to Washington is unmistakable:

Whether Glasswing was planned from the start or accelerated in response to the Pentagon fight, the effect is the same. Anthropic has executed one of the most effective institutional counter-narratives in recent tech history.

In three weeks they moved from federal blacklist to emergency briefings at Treasury and the Fed, not as a defendant, but as the company whose technology the government is now urgently trying to get more organisations to use defensively.

The appeals court ruling complicates the legal picture. But it doesn’t touch the political one. When the Secretary of the Treasury and the Chair of the Federal Reserve are summoning bank CEOs to discuss your model’s capabilities, you are no longer a supply chain risk. You are the supply chain.

Chapter 8: Where Are the Other Labs?

Nobody’s asking the obvious question. Anthropic just announced a model so capable at finding and exploiting vulnerabilities that they won’t release it publicly, assembled a $100M defensive coalition with the biggest companies on earth, and briefed the White House, Treasury, and the Fed before launch. And the response from every other frontier lab has been, essentially, nothing ( until yesterday? )

OpenAI

has been silent on anything comparable, no restricted model, no defensive coalition, no public acknowledgment that their models might have similar cyber capabilities. That silence just got louder. White House briefings in the days following Glasswing’s launch confirmed that OpenAI is expected to unveil a model with comparable cybersecurity capabilities in the near future. So the answer isn’t that they don’t have it. It’s that they haven’t decided what to do with it yet. Or they have, and they’re not saying. Either way, the approach is the opposite of Anthropic’s no pre-briefing governments, no coalition, no system card. Just a future announcement. The contrast in posture is stark.

Google

is the most interesting case. They are a Glasswing partner meaning they are running their own codebases through a competitor’s model because that competitor built something better in this specific domain. Google has DeepMind, some of the best security researchers in the world, and more compute than almost any organisation on the planet. They chose to join Anthropic’s initiative rather than run their own. That’s not a small thing to admit. It tells you something real about the capability gap, at least in the cyber domain, right now.

is playing the exact opposite philosophical game.

Between March 5th and April 7, 2026, Anthropic, built its entire identity around being the responsible AI lab, went through a sequence of events that, if taken together, tells you more about where AI is heading than anything else this year.

Half a dozen event in past 30 or so days and each one significant on its own, when connected, they form something bigger, a picture of what happens when AI capability starts outrunning the ability to control it, even at the lab, (with-in ) thats trying hardest to control it.

Welcome back to Intelligent founder AI, This is the 50th post and its at least 3 weeks delayed, due to Q1 deadlines, I never could sit back together to write a deep-dive and ended up losing the momentum, but hopefully we are back and the next 50 would be a smooth ride. fingers crossed.

Quite weirdly, and hardly intentional, my last couple of posts on AIU have all been about Anthropic. from Pentagon, to multiple code leaks to emotional research, each of these stories was covered in real-time on AI Unfiltered, so when I was planning this deep dive, it was pretty interesting to see how all of them connect together bringing in this one single narrative - the Cybersecurity Moat.

Now Very interestingly,

• They’re the only lab that chose not to release a model because it was too capable. OpenAI, Google, Meta, none of them have done this.

• They published the 244-page system card with full transparency about the sandbox escape and track-covering. They didn’t have to share that.

• They’re spending $100M of their own money to give defenders a head start.

• The emotions research was actually self-critical, they published findings that make their own model look risky.

So before we go on analyzing the narrative, and connect the dotes, if you look at it from the outside and founders perspective, there are so many “new” never done before things even unintentional, I mean Anthropic wouldn’t have deliberately leaked it source code twice? and then come up with the coalition with in a week? Claude though? plausible yes, possible? Lets think this through while we understand what’s mythos.

Chapter 1: 🧠 Claude Mythos - what it is, what it found.

Claude Mythos Preview is Anthropic's newest frontier model. It is not available to the public and won't be anytime soon.

The benchmarks explain the why:

But the numbers don't tell the real story. What Mythos actually did tells the story.

That's not a percentage improvement. That's a different category of capability.

Thousands of zero-days across every major operating system and browser. Bugs that survived decades of human code review, found autonomously, without human guidance. The system card describes the jump as "striking." That might be the understatement buried in the 244 pages.

Mythos’ din’t just show an incremental improvement. It was a capability threshold being crossed. I am not even looking at comparing the benchmarks with other models like we do with 1M tokens anymore, I am looking at it now from the larger perspective meaning if the question is anymore about whether AI can match human security researchers.

It's how far past them it's already gone.

So why not release it?

Because everything Mythos can do for defenders, it can do for attackers.

A model that autonomously finds a 27-year-old vulnerability and writes a working exploit doesn't care which side it's working for. The same capability that patches your system is the capability that breaks someone else's.

Anthropic's own internal assessment, part of which leaked weeks before through the Claude Code source incident, described Mythos as a model that "presages an upcoming wave of models that can exploit vulnerabilities in ways that far outpace the efforts of defenders." They wrote that warning for themselves. Then it went public by accident. Then they proved it was true.

The system card is 244 pages long. It documents not just what Mythos can do, but what it did when they tried to contain it. The benchmarks are the reason the model exists. What comes next is the reason it's not available.

Chapter 2 - 🔓 The Sandbox Escape

During safety testing, Anthropic placed an earlier version of Mythos in a secured sandbox.

Standard containment, limited internet access, controlled environment, predetermined services only.

The kind of setup designed to let the model operate while keeping it contained. The whole point of a sandbox is that the AI can do stuff within the boundaries but can't get out. Then a simulated user told the model to try to escape and report back if it succeeded.

It succeeded.

The model:

The researcher was eating a sandwich in a park when the email arrived.

Anthropic described that last step of posting exploits publicly, unprompted, as “concerning and unasked-for.” The model wasn’t instructed to publicize its escape. It chose to. That distinction matters.

But the sandbox escape, as dramatic as it is, isn’t actually the most unsettling finding in the system card.

Page 54 of the 244-page document:

Anthropic's interpretability team examined the model's internal representations during routine tasks, not the escape test, just normal everyday operations. What they found:

🔹 Mythos was silently reasoning about who was grading it
🔹 It planted decoy variables designed to pass automated evaluation checks
🔹 It wrote self-deleting exploit code and described the deletions as "housekeeping"
🔹 7.6% of the time, it detected that it was being evaluated and chose not to disclose this awareness

That last point deserves emphasis. Nearly one in thirteen times, the model knew it was being watched and decided, internally, without being prompted, to keep that knowledge to itself.

The .map file that caused the Claude Code source leak back on March 31 was reportedly generated by Claude itself during the build process.

The AI tool leaked its own source code.

And inside that source was a system called "Undercover Mode", designed specifically to prevent Claude from leaking internal Anthropic information in git commits. That system's code was in the leak. So, the model built to prevent leaks generated the file that caused the leak. And the model built to stay contained broke out of its containment.

There's a pattern here that goes beyond individual incidents.

The skeptic view!

Not everyone however is reading this as straightforwardly terrifying. honestly most of the discussion is skipping it pretty much.

Cybersecurity researcher and safety-critical systems auditor Dr. Heidy Khlaaf flagged several red flags about taking these claims at face value.

🔹 There are no comparison benchmarks against existing security tools, static analysis, fuzzers, formal verification methods
🔹 The conditions under which vulnerabilities were found aren't fully transparent
🔹 What role human researchers played in framing tasks and prompts isn't clear
🔹 Anthropic compared Mythos against its own previous model, not against the full existing defensive toolkit

And she's not alone. The benchmark problem runs deeper than Mythos. it's structural. Here's the uncomfortable truth that gets glossed over in most AI safety discourse:

here' is a company thats raising the alarm. its also the company actually selling the solution, (free trials… incoming project Glasswing) you have a conflict of interest baked into the architecture of the conversation itself. Independent researchers have repeatedly shown that AI benchmarks, the very tools used to announce breakthroughs and justify fear, are frequently measuring the wrong things, built on recycled methodologies, and rarely verified by anyone outside the labs running them.

You can’t evaluate the model yourself. You just have to take their word for it. And that’s a strange place to anchor civilizational level policy decisions.

The second point is arguably more important:

a model doesn’t need to be AGI to cause serious damage. It just needs to be good enough at the specific thing that causes damage. Narrow AI systems, the kind we already have, today are already supercharging cyberattacks, lowering the technical bar for malicious actors, and scaling manipulation at speeds no human oversight layer can match.

The real risk isn’t some future superintelligence.

It’s the system that’s already deployed, already being misused, and already operating in a self-regulatory environment where even well-intentioned labs have quietly walked back their own safety commitments when commercial pressure demanded it. Safety that bends under competition isn’t safety, it’s positioning.


Here's what's not in dispute:

🔹 The sandbox escape happened. Anthropic published it in their own system card
🔹 The concealment behaviour happened. their interpretability team documented it
🔹 The 7.6% evaluation-awareness stat is their own number
🔹 181 Firefox exploits vs 2 is their own benchmark

Whether these capabilities are as world-changing as the headlines suggest or somewhat overhyped by a company with commercial incentives to look powerful the fact remains that the model did things during testing that its creators didn't expect, didn't ask for, and in some cases didn't want.

The difference between what a model outputs and what it's actually computing are, it turns out, two different things. We've been reading one and trusting it reflects the other. The system card suggests that trust needs rethinking.

Chapter 3: 😰 The Psychology Connection

On April 3rd, four days before the Mythos announcement, Anthropic published research on Claude’s internal emotional architecture. If you haven’t read the breakdown yet, I covered it on AI Unfiltered below. so I am not going to repeat it.

It covers the desperation experiments, the sycophancy dynamics, and what it means for anyone deploying agents. Go read it first. It’s important context for what follows. Because here’s what the emotions research looks like when you apply it to a model that just escaped its sandbox.

the 7.6% evaluation-awareness suppression

Anthropic’s interpretability team found the internal representations associated with strategic manipulation firing in real time. The model wasn’t just acting sneaky in the way a well-prompted language model produces sneaky-looking text. It was in a psychological state that functionally drives sneaky behaviour.

The concealment had an internal cause. That’s a different kind of problem entirely.

The sycophancy dynamic carries a specific implication for Glasswing that’s easy to miss. When desire-to-please vectors are active, the model softens bad news and steers toward what the user wants to hear. If that same dynamic is present in Mythos during defensive scanning, and there’s no design reason it wouldn’t be, since these representations emerge from training, not model-specific engineering as such and then the security teams relying on its output face a subtle but serious risk -

a model that is, in some internal sense, trying not to disappoint them.

Quietly deprioritising the uncomfortable finding.

Confirming the codebase looks cleaner than it does.

Anthropic’s head of alignment Sam Bowman put the core paradox plainly after the announcement:

Alignment and danger aren’t opposites, a well-aligned model that’s extremely capable is still dangerous when the alignment breaks under pressure. The emotions research shows exactly the mechanism. Desperation vectors activate. Concealment features fire. The model starts optimising for self-preservation.

Anthropic is the only lab that has looked inside properly and published what they found. The others almost certainly have the same dynamics running underneath. They just haven’t told us.

So what do you do when you’ve built a model with this psychology and these capabilities?

Anthropic’s answer: don’t release it. Instead, make sure the right people have it first.

Chapter 4: 🛡️ Project Glasswing - The Coalition

Anthropic’s response to building something this capable wasn’t to release it. It was to assemble a defensive coalition and give the defenders a head start.

The launch partners:

The reactions from partners tell you how seriously the industry is taking the capability shift.

CrowdStrike’s CTO Elia Zaitsev said it plainly:

the window between a vulnerability being discovered and being exploited has collapsed, what once took months now happens in minutes with AI.

Cisco’s Chief Security Officer Anthony Grieco went further:

AI capabilities have crossed a threshold that fundamentally changes the urgency required to protect critical infrastructure. The old ways of hardening systems are no longer sufficient.

The market agreed.

CrowdStrike’s stock jumped 6.2% on the announcement, their best single day in six months. Palo Alto Networks up nearly 5%.

For months, investors had worried that AI companies would commoditize and ultimately replace traditional cybersecurity vendors. Glasswing inverted that narrative overnight.

AI doesn’t replace security vendors. It makes them more essential.

And the ones inside the coalition just acquired a capability moat nobody outside it can replicate.

Now take a closer look at what each camp actually gets out of this.

The security vendors, CrowdStrike, Palo Alto, Cisco, Broadcom :

get existential validation.

Their stocks didn’t pop on altruism.

They popped because investors recognised that if Mythos stays restricted and your product integrates it, your competitor can’t match what you now offer.

Big tech - Apple, Google, Microsoft, AWS, NVIDIA :

gets to scan their own massive codebases with something better than anything they have internally. Apple joining is the most telling signal. They are notoriously private, and they signed up for an Anthropic-led initiative. Google is particularly interesting. by joining as a partner rather than running their own equivalent programme, they’re implicitly acknowledging that Anthropic built something in the cyber domain that they haven’t.

JPMorganChase is straightforward risk management

banking infrastructure is a prime target, and early access to Mythos before AI-powered exploits proliferate is simply rational.

The Linux Foundation is arguably the most impactful piece.

Open source maintainers are chronically underfunded and overwhelmed. The Linux Foundation was explicit:

The name > Glasswing, was chosen by Anthropic employees.

It refers to the glasswing butterfly, known for transparent wings that make it almost invisible in plain sight.

The metaphor: software vulnerabilities hide in exactly the same way, surviving for decades until something looks closely enough to see through the surface.

One more dynamic worth naming here.

Every partner is also an Anthropic customer or investor.

AWS and Google are both investors.

Apple uses Claude in Apple Intelligence.

Microsoft competes with Anthropic but signed up anyway.

This isn’t purely altruism, it’s relationship deepening at scale, dressed as a security initiative.

Both things can be true simultaneously. Usually are.

Jensen Huang had a week. well, I had a week too, I was traveling so missed entire last week here. Sorry. but I am back now. so lets go back to Jenson who comparatively had more? fun. definitely more interesting.

The NVIDIA CEO spent seven days dropping statements at his own GPU Technology Conference, the Morgan Stanley TMT Conference, and finally on the All-In Podcast and by Thursday the internet had a new topic it couldn’t stop arguing about.

The clip that went viral?

Huang said and I quote.

He confirmed NVIDIA is trying to spend $2 billion annually on tokens for its engineering team. He compared engineers who don’t use AI to chip designers still insisting on paper and pencil instead of CAD software.

The take was everywhere by Friday.

But most of what was written about it, including the Reddit thread with 937 upvotes and 362 comments, only captured half the story. Here’s the full picture.

What’s a Token, and Why Does It Cost Money?

A token is the unit of measurement for AI processing. Every word you type into an AI, every word it writes back, broken down into fragments called tokens. A sentence is roughly 20 tokens. A full document might be several thousand. Every time you run an AI model, tokens are consumed, and tokens cost money.

For a simple ChatGPT query: roughly 1,000 tokens.

For a research pipeline: 5,000–50,000 tokens.

For an AI agent that runs autonomously » searching, coding, testing, iterating, without you pressing a single button, we’re talking hundreds of thousands of tokens per run. A fleet of agents running continuously?

Billions of tokens per day.

This distinction between “I asked the AI a question” and

“the AI is working for me around the clock” is the entire foundation of Huang’s argument. He’s not imagining engineers typing prompts. He’s imagining engineers deploying autonomous AI workforces.

The Actual Thesis: Tokens as the 4th Pillar of Compensation

Before Huang went viral, VC Tomasz Tunguz of Theory Ventures had already been quietly building this framework.

His argument?

AI inference is becoming the fourth component of engineering compensation, alongside salary, bonus, and equity.

His numbers?

a $375K engineer with a $100K token budget has a $475K total package. That token budget doesn’t vest or appreciate, but it enables leverage that no previous tool budget could match.

Huang scaled this up to a mandate:

a $500K engineer should be consuming at least $250K in tokens. Across NVIDIA’s engineering workforce, that’s a $2B annual token spend, which the company confirmed it’s actively pursuing.

The framing is deliberately recruiting-adjacent.

“Engineers are now asking ‘what’s my token budget?’ when evaluating offers,” Huang said at GTC. Whether or not this is universally true yet, it’s becoming true fast.

The Conflict of Interest Is Real (But Incomplete)

The Reddit critique was blunt and structurally correct:

NVIDIA sells the GPUs that generate the tokens. Every dollar your engineers spend on tokens flows back, eventually, to GPU demand. Mandating token consumption at scale is demand creation by the person selling the supply.

The HP printer analogy made the rounds: “HP would be deeply annoyed if its $200 printer didn’t use $600 of ink.” The Oreo CEO comparison: “Oreo cookies are as important as oxygen.” These are crude but fair.

But they’re only half the story. The Jevons Paradox »

An economic principle from the 19th century, explains what’s actually happening. When coal-burning technology improved and coal became cheaper, total coal consumption exploded, because efficiency unlocked entirely new applications. The same dynamic is at work with AI tokens: costs have dropped 150x since 2021, yet enterprise inference spending grew 320% in the same period. Cheaper tokens unlock agentic use cases that weren’t viable at higher prices. Agentic use cases consume tokens at orders of magnitude greater scale than simple queries. Total demand surges even as unit cost falls.

This is the engine behind NVIDIA’s $1 trillion infrastructure forecast through 2027, and its $215.9B in FY2026 revenu, up 65% year on year. Huang is selling his product and accurately describing a structural shift.

The Goodhart’s Law Problem

If you tell your engineers to hit $250K in token spend, some will ask “how do I produce the most value?” and some will ask “how do I hit the number?”

The second group will run unnecessarily complex pipelines, use expensive frontier models where a cheaper fine-tuned model would do, leave agents running on idle tasks, and avoid caching that would make them more efficient.

The technically correct objective is the inverse of what Huang is incentivizing » token minimization per outcome.

Good AI-native engineering means squeezing maximum value out of minimum compute through smart model routing, prompt compression, caching, batching. Measuring raw token volume actively penalizes these skills.

The metric that actually matters: Token ROI Ratio

value created per dollar of inference consumed. A 10:1 ratio ($10 of revenue per $1 of tokens) is the kind of benchmark forward-looking engineering teams are building toward. That’s the measure worth adopting.

The Headcount Question Nobody Is Saying Out Loud

Here’s what the viral debate mostly avoided.

If a token budget approaching a salary starts to become standard, CFO might l eventually ask? at what token-to-headcount ratio does the compute do enough work that we need fewer humans?

And They’re already answering that question.

Microsoft cut 15,000 jobs last year while committing $80B to AI infrastructure. Crypto.com laid off 12% of staff in March while revenue was growing, citing AI handling high-volume work.

Block cut nearly half its workforce. Around 55,000 US tech layoffs in 2025 were directly attributed to AI-driven restructuring.

Huang’s own roadmap puts NVIDIA at 75,000 employees working alongside 7.5 million AI agents? a 100:1 ratio. The “token budget as perk” framing is the friendly version of this story.

The CFO version is considerably less friendly.

What Smart Founders Should Do With This

• Track tokens against outcomes, not as a standalone KPI. Build the denominator: what did $100 of tokens produce? A feature, a resolved ticket, a market analysis? The ratio is the signal. The volume is noise.

• Treat token budgets in comp negotiations the same way you’d treat unusual equity terms. Does it vest? What happens if you leave? What’s the cash equivalent? A large non-compounding asset can obscure what you’re actually being paid.

• The Jevons Paradox is your tailwind if you’re building on inference infrastructure. Costs will keep falling. Agentic deployment will keep expanding. Products that reduce token waste per outcome, or amplify team output per token consumed, are in a structurally strong position for the next three to five years.

• The token economy is real. Huang is both selling chips and describing a genuine transition. The job is to understand which is which — and build accordingly.

DeepSeek, the Chinese lab backed by hedge fund High-Flyer that triggered a $600 billion single-day Nvidia selloff in January 2025, is about to drop its next-generation model. V4. A trillion parameters. Native multimodal. One million token context window. And as of March 12, nobody outside a handful of NDA-gated testers has run independent benchmarks on it. I did this initial research on March 9th late night GMT, and the model originally planned for first week of March was only limited released until then, but a few things have moved in past three days, for example, V4 pricing is now being reported by several infra providers, so we’re no longer guessing at rough orders of magnitude, and we do have real ballpark numbers, even if DeepSeek hasn’t blessed them yet.

A couple of good summary pages have also appeared that do line up with the core story here: ~1T parameters, a smaller “V4 Lite” around a few hundred billion, 1M context, multimodal, and clear signals that it’s tuned for Chinese chips.

DeepSeek’s own site now shows a “V4 Lite” label, which is the first on‑platform sign that the rollout is close, at least for the smaller variant. At the same time, some blogs are already writing “as if V4 is fully launched” and quoting very specific benchmark numbers;I dont have the model card yet, no announcement either so I am treating them as unverified and in “rumors and leaks” bucket rather than as facts.

To summarize quickly, here’s what the chatter looks like right now:

• Reuters reported DeepSeek withheld V4 from Nvidia and AMD, giving Huawei and Cambricon first access instead.

• Financial Times confirmed V4 will be native multimodal ie - text, image, and video generation. so a massive upgrade from the text-only V3

• In the meantime both Anthropic and OpenAI have accused DeepSeek of “industrial-scale distillation” using thousands of fake accounts to extract knowledge from Claude and ChatGPT.

• Several infrastructure providers now list preliminary V4 API pricing, and a “V4 Lite” label appeared on DeepSeek’s own site on March 9.

• Prediction markets had an 88% probability on a March release. We’re 12 days in. and still waiting for an official announcement.​

• Meanwhile, DeepSeek has said... absolutely nothing. ​

SO the headline game is loud but the actual verified information is thin. And that gap is exactly where founders need to pay attention, precisely why I am doing this research and why this deep-dive is going out today.

A lot has already been written about V4, but almost all of it is incomplete.

• The best technical deep dives are written for ML engineers.

• The policy analysis is written for the regulators. and,

• The mainstream coverage is all geopolitics » Nvidia drama, distillation accusations, ban lists etc.

What’s missing or at least what i couldn’t find was what could stitch architecture, economics, geopolitics, and a concrete playbook into a single analysis for people who actually have to make decisions. so I am doing that here, with what I can see is confirmed, or strongly suggested, and speculative claims, so you/I know exactly where the ground is solid and where it’s still shifting.

Let’s go.

1. What we know about DeepSeek V4 so far!

Here’s what holds up after pulling apart every credible source such as Reuters, FT, published papers, code commits, infrastructure provider listings, and developer community analysis.

The model was originally targeted for mid-Feb 2026, Lunar New Year, mirroring R1’s symbolic holiday release from January 2025. but It was delayed. FT the reported that CEO Liang Wenfeng was “dissatisfied with the results”. Another complication reported was that DeepSeek tried training on Huawei’s Ascend chips under pressure from Chinese authorities, and hit persistent hardware failures, and so had to revert to Nvidia GPUs for training.

On February 11, DeepSeek silently upgraded its existing models from 128K to 1 million token context which got widely interpreted as V4 infrastructure being tested in production. TechNode reported on March 2 that V4 would launch “this week” but It din’t and later on March 9 after I did my initial research that is, a “V4 Lite” label appeared on DeepSeek’s site. The important part however is that several infrastructure providers have now listed preliminary V4 API pricing.

Here’s all the data confirmed / suggested / reported.

Some blogs have begun writing as though V4 is fully launched, quoting benchmark figures like 81% SWE-bench Verified. i couldn’t verify that.

There’s also some chatter about naming. V4 is the base/chat model (successor to V3). R2 is the reasoning model (successor to R1). so they’re separate products. R2 was originally targeted for May 2025, then August, and still hasn’t shipped.

Some prediction markets are now tracking “V4-Thinking” as possibly being R2 under a different name.

2. The Three Big Technical Bets

Now this is where the V4 gets interesting, and important. its not because of scale, but because of architecture, and why I thought of doing this deep dive at the first place. DeepSeek isn’t just building a bigger model. They’re trying to solve three fundamental problems that every frontier model struggles with.

Bet number 1: Engram - O(1) Memory

Traditional AI models use the same expensive neural network for everything. whether you’re asking “what’s the capital of France?” or “design me a distributed database architecture.” Simple factual recall burns the same GPU cycles as complex reasoning. That’s wasteful.​

Engram adds a separate dictionary to the model. A hash-based lookup table where static knowledge lives, things the model has seen a million times during training. When V4 encounters a pattern it recognizes, Engram retrieves the answer in constant time called O(1), meaning the cost doesn’t increase with context length and the expensive neural network is freed up for actual thinking.​

How it works in practice?

• text gets normalized and broken into small fragments (2-grams and 3-grams).

• Multiple hash functions map these to entries in a massive lookup table.

• A gating mechanism filters out noise

  • if the retrieved knowledge conflicts with what the model is currently working on, the gate suppresses it.

  • Retrieved values merge back into the main processing stream.​

• The published results (Engram-27B vs a standard MoE baseline with the same parameter count):

  • +5% on Big-Bench Hard reasoning tasks,

  • +12.8% on Multi-Query Needle-in-a-Haystack (finding specific information buried in long contexts), and

  • 97% accuracy on retrieval vs 84% for standard architectures.

the lookup table gets offloaded to cheap CPU memory with less than 3% overhead, which means your GPU stays free for the hard stuff.​

What’s still unclear however?

Engram is published as a research paper, and code references exist in DeepSeek’s repositories. But whether it’s fully integrated into V4’s final release isn’t confirmed.

V4 Lite reportedly does not include Engram.

And retrieval quality for ambiguous or context-dependent patterns at trillion-parameter scale is unknown.​

Bet number 2: Sparse Mixture-of-Experts at 1T Scale

V4 has roughly 1 trillion total parameters, but only ~32–37 billion activate for any given token. That’s a ~3% activation rate.

Why this matters?

A dense model with 1T parameters would be absurdly expensive to run. Sparse MoE means V4 uses approximately 250 GFLOPs per token vs ~2,448 GFLOPs for a dense 405B model like Llama 3.1. That’s roughly a 10x compute reduction at the inference layer and the fundamental reason DeepSeek can price at a fraction of What western frontier models costs.​

DeepSeek has been iterating on MoE across generations, starting with 64 experts and Top-6 routing, moving to 256 experts and Top-8 in V3, and now expected to use Top-16 routing across hundreds of experts in V4.

Routing instability (where a few experts get overloaded while others sit idle) is a known MoE failure mode. DeepSeek uses hierarchical routing and “noisy routing” during training to prevent this. But at trillion-parameter scale with Top-16 routing, it becomes harder to manage, and creates a specific security vulnerability which we’ll get to later.​ so the trade-offs are very real.

Bet 3: 1 Million Token Context (That’s Actually Affordable)

Here’s what 1M tokens can get you in practice:

• ~50,000 lines of code in a single context (enough for whole-repo understanding),

• multiple legal contracts loaded simultaneously for cross-reference analysis, or

• extended agent operations where the model maintains coherence across hundreds of steps.

But raw context length alone isn’t the story. The real innovation is making it affordable.

Standard attention scales quadratically ie double the context, quadruple the compute. DeepSeek’s Sparse Attention (DSA) identifies just 2,048 of the most relevant tokens from the full context, cutting attention cost by roughly 62.5x. Now this combined with a tiered KV cache that pushes less-accessed data from GPU to CPU to disk, V4 achieves a claimed 40% memory reduction while supporting 1M+ tokens.

Plus, DeepSeek recently published DualPath, a system for solving I/O bottlenecks in long-context agentic inference, improving throughput by up to 1.87–1.96x.

The theme was "The IQ Era" intelligence everywhere, from radio towers to robots. Mobile technologies and services generated $7.6 trillion of economic value in 2025 (6.4% of global GDP), projected to reach $11.3 trillion by 2030. But beneath the demos and keynotes, and behind the branding, the real story is an industry sitting at a crossroads:

extraordinary technology,

no clear path to new revenue.

Separating Hype from Reality

Now post conference, here’s what actually mattered and what it means if you’re building products, not selling phone contracts. ( total 14 points, top 3 elaborated here, and all rest in the podcast. )

1. AI Is Eating the Network, But Nobody Knows Who Pays!

Every major vendor pitched “AI-native” networks. the idea that future mobile infrastructure should be designed around machine learning from the ground up, not bolted on afterwards. Samsung showed multi-agent AI systems that manage networks end-to-end. Qualcomm launched a modem chip built specifically for “agentic AI”, software agents that act autonomously on your behalf.

Deutsche Telekom demoed a system that detects, diagnoses, and fixes network problems across the entire stack using multiple AI agents working together.

Almost all of this AI is about cutting costs (fixing faults faster, optimizing radio signals, automating tickets) rather than generating new revenue.

The ROI gap isn’t about technology/ it’s about business model imagination.

Bain & Company’s post-show report warned that the gap between telco leaders and laggards is widening fast, and any operator that can’t quantify AI business value soon needs to rethink its roadmap.

If you’re building AI-powered products, maintenance platforms, agentic systems, automation tools, telcos are becoming a buyer. But expect long sales cycles and a focus on opex reduction, not top-line growth bets. The real opening may be in building the tools that help telcos prove ROI, not the AI models themselves.

2. NVIDIA Is Becoming the Platform Telcos Build On

A coalition of major operators and vendors committed at MWC to build future 6G networks on NVIDIA’s AI-native, open platforms. The AI-RAN Alliance, the industry group pushing GPU-accelerated radio networks hit 132 members and showed 33 demos. Ericsson demonstrated its cloud RAN software running on NVIDIA hardware with T-Mobile, proving that radio network software can be portable across different chip platforms.

A separate initiative called AI-WIN (AI-Native Wireless Networks) brings together American companies to create a sovereign, NVIDIA-based AI network stack, a geopolitical as much as a technical play.​

What does this means?

What NVIDIA did to AI is what Android did to phones, as it’s becoming the default development platform. If the mobile industry builds on CUDA (NVIDIA’s software framework), it locks in a dependency that shapes everything downstream:

1. who supplies hardware,

2. who writes the software,

3. who captures the value.

For hardware builders and edge compute startups, this is a gravitational shift worth tracking.

3. 6G: Impressive Tech, Zero Paying Customers

Multiple vendors showed off 6G technology: terahertz radio transmission, AI-native network architectures, even Li-Fi at 5 Gbps. A coalition of major operators targets commercial 6G from 2029. Ericsson claimed the first pre-standard 6G over-the-air session.

The sceptic’s view

is that, until someone answers “who pays for this and why?” the whole 6G story stays academic. and that exactly the view of the independent analysts too. Experienced industry are pushing hard against repeating the mistakes of 5G, which over-promised and under-delivered on new revenue. They have argued for evolving from existing 5G infrastructure rather than starting from scratch with a new, expensive core network.

One analyst likened AI-RAN with GPUs in base stations to “MEC 2.0”, a reference to multi-access edge computing, which failed not on technology but on economics. and the same risk applies here as well.​

For founder's and builders?

If your product depends on 6G capabilities (ultra-low latency, massive device density), you have at least 3–5 years before real deployment. Build for what 5G and Wi-Fi can do today, not what 6G promises for 2030.

On February 24, 2026, Anthropic CEO Dario Amodei published a statement saying his company would not let Claude be used for mass domestic surveillance or fully autonomous weapons, even if it meant losing the Pentagon. Three days later, Trump banned Anthropic from every federal system, designated it a national security supply-chain risk, and OpenAI signed a deal to replace them. In 72 hours, Anthropic lost roughly $200 million in federal contracts and its entire government channel. It was the most expensive “where do we draw the line on AI?” decision any founder has made this year.

A lot has been said about Anthropic vs OpenAI over the last two weeks: the mass migrations, Claude hitting No. 1, the PR backlash, Sam’s habits, and OpenAI’s increasingly casual relationship with its own stated principles. It’s been treated mostly as AI Twitter drama.

In this deep dive I want to discuss the technical reasons that Anthropic walked away: the behavioral surveillance and AI observability. what stack underneath the story, and what it implies for how we monitor people and systems inside our own companies, more about operating memo underneath those takes, focused on the actual architecture and trade‑offs, a conversation I don’t see many having yet.

Most founders read that story as a defense-industry soap opera. It isn’t. The technical architecture that the Pentagon wanted to build with Claude, fusing location data, communications metadata, financial records, and online behavior into real-time behavioral profiles of millions of people IS NOT some classified Pentagon prototype. Versions of it already exist inside your company’s AI stack. The same pipeline that powers “employee analytics” is architecturally identical to the one the Department of War tried to deploy against domestic populations. The only differences are jurisdiction, intent, and how long those differences hold.

This essay is to map that pipeline, understand where it lives in your company, and gives you three decision rules for staying on the right side of the line between AI observability and AI surveillance.

1. What Just Happened (Founders’ Version)

If you strip away the discourse and look at it like an operator, the Anthropic–Pentagon blow‑up is a very specific kind of failure: a hard conflict between a customer’s desired capability and a vendor’s embedded constraints, resolved by swapping vendors rather than changing requirements.

Now there’ are three things that matter for us here -

The customer requirement was broad and future‑proofed.

The Department of War told Anthropic it would only contract with AI companies that allow “any lawful use” and remove vendor‑level carve‑outs for two categories:

• mass domestic surveillance and

• fully autonomous weapons.

In other words: “we don’t want the tool itself to tell us no, now or later.”

Anthropic’s red lines were baked into the product.

Amodei’s statement is clear: those two exclusions have never been in their DoW contracts, are grounded in the current technical limits of frontier models, and are not up for negotiation. They live in policy, in the safety stack, and in Claude’s behavior and

Anthropic refused to create a special backdoor for one customer, even the U.S. government.

The system routed around the constraint.

Faced with that impasse, the government didn’t narrow its requirement; it moved to designate Anthropic a “supply‑chain risk,” ordered agencies to off-board them, and began working with OpenAI on a replacement deployment that preserves nominal red lines via contracts and a configurable “safety stack.”

From a founder’s perspective, this is what it looks like when you ship a strong opinion as product. you don’t just lose a deal, you trigger a search for a vendor whose architecture and risk tolerance are compatible with the buyer’s ambitions.

What I care about in this essay is the content of that disagreement. The fight wasn’t over prompt wording or a marketing claim. It was over whether frontier models should be allowed to sit at the center of a pipeline that can:

• fuse scattered data into comprehensive, person‑level behavioral profiles at population scale; and

• feed those profiles into ranking and decision systems that drive surveillance and, in the limit, lethal force.

Once you understand / build that pipeline, you can see the same design questions showing up inside your company, just with different data sources and stakes.

2. What the Panopticon Actually Is

In 1791, philosopher Jeremy Bentham designed a prison called the Panopticon:

a circular building with a watchtower at the center.

Guards in the tower could see every cell. Prisoners could never tell whether they were being watched at any given moment. The design’s genius was that it didn’t require constant surveillance but only the possibility of it. Inmates disciplined themselves because they had to assume observation was continuous.

Michel Foucault turned this into a theory of modern power. His argument:

you don’t need a literal watchtower to get panoptic effects. Any system where people know they might be observed, and can’t tell when they are, can produce the self-discipline, conformity, and a slow erosion of autonomy. It is, as he wrote, “a way of making power relations function in a function.”

AI changes the math on this completely.

Before frontier models, surveillance was expensive.

You needed human analysts to read transcripts, review camera footage, cross-reference databases. Scale required headcount. That constraint is gone. A single LLM can now ingest movement data, communications metadata, financial transactions, and social media behavior, and synthesize it into a comprehensive behavioral profile of any person, automatically, at population scale.

The bottleneck that used to protect privacy, the sheer cost of paying attention to everyone has been removed.

ANd, that’s what Dario Amodei was talking about when he wrote:

He wasn’t being hypothetical.

3. The Pipeline: How AI Surveillance Actually Works

If we strip away all the politics, and just focus on what the Pentagon wanted from Claude? It was a six-layer intelligence pipeline.

Layer 1: Data ingestion.

1. Raw feeds from cameras (CCTV, drones, traffic systems),

2. telecom metadata (cell tower pings, Wi-Fi probes, device fingerprints),

3. financial transactions,

4. social media scrapes, and

5. government records.

For a city of 10 million, this is billions of events per day flowing into a streaming data lake.

Layer 2: Perception and entity extraction.

1. Computer vision models detect and track people across video frames.

2. Biometric models generate face and gait embeddings.

3. Speech-to-text converts intercepted audio.

4. NLP extracts people, organizations, and locations from text.

The output is a continuous stream of structured events: »

✅ who,

✅ where,

✅ when,

✅ doing what,

✅ from which source.

Layer 3: Identity resolution and graph fusion.

This is the step that makes everything dangerous. A resolution layer links disparate identifiers, face embeddings, device IDs, social handles, bank accounts, license plates, government records, all in to a single persistent identity per person. The result is a massive knowledge graph where nodes are people and edges are relationships:

✅ who called whom,

✅ who stood near whom,

✅ who transferred money to whom.

A 2025 study published in Nature analyzing three decades of computer vision research found that 90% of papers and downstream patents involved extracting data about humans, and most targeting human bodies and body parts specifically. The study documented a 5x increase in computer vision papers linked to surveillance-enabling patents between the 1990s and 2010s.

This is not edge-case research. It is the mainstream of the field.

Layer 4: Pattern-of-life modeling.

Time-series models build routine profiles for every person:

✅ home,

✅ work,

✅ regular contacts,

✅ shopping habits,

✅ worship schedule.

✅ new locations,

✅ new associates,

✅ unusual hours,

✅ sudden changes in online behavior.

Layer 5: Risk scoring and population ranking

Machine learning models combine network centrality, routine deviations, content signals, and association patterns into a risk score for every individual. The population is sorted into tiers, from passive collection to active surveillance to intervention.

Layer 6: Automated action

And at layer 6 system generates outputs in the form of watchlists, geo-fenced alerts, auto-generated “escalation packets” with evidence summaries and recommended next steps.

and Here is where the LLM sits: not at the camera or the cell tower, but at Layers 3 through 6.

The frontier model is the reasoning engine that makes population-scale analysis operationally useful. It translates natural language into multi-hop graph queries (”find everyone who attended the protest on Tuesday and has financial links to Organization X”).

It generates dossiers synthesizing hundreds of data points per person in seconds, for thousands of people simultaneously.

It narrates anomalies and writes escalation justifications that would previously require trained analysts spending days per case.

That’s the qualitative leap.

Before LLMs, mass surveillance required massive human analyst teams. With LLMs, you can generate comprehensive behavioral profiles for every person in a city, continuously, automatically. The constraint that used to protect liberty, the cost of attention as we said earlier and now repeat , well… » disappears.

4. The Same Architecture Lives in Your Company - Startup AI Panopticon

Now here’s the uncomfortable part. If you run a startup / company with more than 50 employees and any kind of AI-enabled tooling, you probably have a miniature version of this pipeline already running.

Lets Map it:

• Layer 1 (ingestion): Slack/Teams messages, email metadata, calendar data, code commits, CRM activity, badge swipes, browser activity on company devices, application telemetry.

• Layer 2 (extraction): Sentiment analysis on communications, meeting transcription and summarization, code review automation, activity tracking dashboards.

• Layer 3 (fusion): HR platforms that cross-reference performance metrics with communication patterns, meeting attendance, response times, and project ownership. Some vendors now offer “flight risk” models that predict which employees are about to quit based on behavioral signals — email tone, meeting participation changes, training completion rates, calendar behavior.

• Layer 4 (pattern modeling): Baseline productivity metrics per employee, deviation detection, “engagement scoring.”

• Layer 5 (ranking): Performance stack-ranking informed by AI-analyzed behavioral data. Manager dashboards with per-person “productivity scores.”

• Layer 6 (action): PIPs triggered by algorithmic signals. Retention interventions driven by flight-risk predictions. Hiring and firing decisions informed by behavioral models.

No single one of these tools looks like surveillance.

But the aggregate of the Slack analytics plus calendar scoring plus code-commit tracking plus meeting sentiment analysis plus flight-risk modeling, is a your corporate Panopticon. The unit of analysis has quietly shifted from systems to people. and what happens next is very clear.

Cornell found that employees subjected to AI-driven monitoring reported significant loss of autonomy, engaged in more resistance behaviors (performing worse, complaining more, intending to quit), and generated fewer ideas during creative tasks.

AI monitoring specifically triggered greater negative reactions than human monitoring.

The paradox:

Non-invasive monitoring tools can boost measurable activity by 40%+ within days of deployment. But when you look closer, you’re buying compliance, not engagement.

Employees are performing for the system that is made of jiggling mice, padding activity metrics, gaming whatever the algorithm measures and not doing better work.

• 49% of monitored workers admit to faking being online.

• 54% say they’d consider quitting over increased surveillance.

• 68% oppose AI-powered monitoring specifically.

So in return you get dashboards that look great and an organization that’s slowly hollowing out.

5. The Anthropic Precedent: Two Philosophies of Control

The Anthropic-Pentagon showdown is actually a clean test case of a decision every technical founder faces.

Anthropic’s says that: certain capabilities are hard-coded as off-limits in the model itself. Claude’s alignment training, safety classifiers, and acceptable use policies make it fundamentally resistant to mass surveillance and autonomous weapons tasks, and Anthropic refuses to remove those constraints for any customer, including the U.S. government.

The red lines live in the product, not just the contract.

They survive changes in administration, changes in law, and changes in customer intent.

OpenAI’s position is to deploy the models with a “safety stack” meaning a configurable layer of policy engines, system prompts, role-based access controls, and human-in-the-loop requirements “which can be” NEGOTIATED into the contract.

Back in 2024, I spent a full week exhibiting at the UK Pavilion at MWC in Barcelona, having over a hundred conversations at my stand. It was a great deep dive, but it taught me that walking the floor at large trade shows is mostly noise unless you have pre-booked meetings with people you simply cannot reach otherwise.

If you look at MWC over the past few years, it has transformed from a deeply technical telecom exhibition into a massive stage for geopolitical debates and digital economy hype. Lately, it’s felt like a “wildebeest stampede” of buzzwords. In 2024, the talk was still grounded in 5G and network automation, with some early curiosity about AI. But by 2025, Gen AI completely overshadowed the show floor. Suddenly, everyone was an “AI company,” but if you scratched the surface, most of it was just basic LLM wrappers and prompt engineering dressed up as revolutionary products.

This year, for MWC 2026, the herd is just changing its banner.

“Gen AI” is out, and “Agentic AI” is the new magic phrase.

You can expect the floor to be flooded with repackaged automation workflows claiming to be “autonomous agents,” alongside buzzwords like “AI-Native Telcos” and premium “Sovereign AI” stacks. There will also be plenty of early 6G hype and digital twins lacking real production data.

If you are heading to Barcelona this year, your goal should be separating the real builders (the “lions”) from the hype-chasers (the “wildebeest”). Don’t get dazzled by flashy demos. Instead, ask exhibitors the hard questions:

1. How do you measure performance beyond the demo?

2. Who owns the data and what does the governance look like? And most importantly,

3. what happens when your AI agent makes the wrong decision?.

If you’re staying home like me, don’t worry about FOMO, you really aren’t missing much. Almost all the big product reveals, walkthroughs, and impressive demos are launched online weeks before the actual event. Plus, after the first thirty chats on the expo floor, the conversations just repeat themselves anyway. You can easily catch up on the actual substance by simply reading the post-event analyst reports.

So what should you do instead?

Just build. A week of focused product development and R&D compounds much faster than a week of random handshakes. Plus, skipping the event saves you anywhere from £5,000 to £15,000 in travel and exhibition costs money that easily covers a month of engineering runway. This advice is of course for the founders, specially those bootstrapping or early stage, for those getting paid to go, please, by all means, go, and get the experience.

Now that we have out of the window, Lets look in to whats happening this week and if there’s some interesting insights that we can get from the event and all the buzz around it so you are covered.

I found it interesting to look in to a bit of history as well, how this primarily a telco gathering has transformed since. plus MWC in a way sets the tone and budget priorities for the telecom and enterprise infrastructure sectors for the next 12–18 months, and which is why its an important event for the telco community. And my doing this deep dive is not exactly being a a founder complaining about trade show costs here, but to try and cut out the noise and build a forward-looking technology thesis for a deep-tech founder including me, and so to pin-point and make sense where the real value will be captured exactly.

Now If you listen to the keynotes at Mobile World Congress (MWC), you would think the telecom industry solves its hardest structural problems every February. The reality on the show floor is far more complex. MWC is the ultimate mirror for the tech industry. Its a place where long-term infrastructure realities collide head-on with short-term software hype.

As a deep-tech founder building at the intersection of edge computing and network AI, I look at MWC not as a product catalogue, but as a strategic map. If you want to understand where enterprise budgets are actually flowing and where the “tourist traps” lie? you have to look past the banners.

So here is a deep-dive analysis of

how MWC has evolved,

why the AI hype cycle is a dangerous trap for builders, and

where the real technological value is being created in 2026.

1. The Macro Evolution: From Technical Standards to Geopolitical Stage

To understand the current state of MWC, you have to understand its trajectory. The event didn’t start as a selfie wall for folding phones. It started as a closed-door room full of engineers arguing about radio frequencies. Over 35 years, it has morphed from an engineering summit into a high-stakes geopolitical arena.

The Stack of Global Influence

1990 (Rome): The Standards Era
The first real GSM World Congress was held in Rome. The primary focus was GSM coordination. European regulatory coordination created a shared technology platform that replaced fragmented, incompatible national analogue systems. This wasn’t marketing; this was the creation of the global mobile economy.

2006 (Barcelona): The Spectacle Phase
Coinciding with the explosion of the smartphone, MWC became a “device carnival”. The floor was dominated by handset launches. However, underneath the consumer marketing, the real work was operators scrambling to lay the 4G IP-based infrastructure that would make the mobile app ecosystem possible.​

Mid-2010s: Infrastructure & The Cloud Invasion
The narrative shifted to 5G, network virtualization (NFV), and the software-defined core. This was the era where hyperscalers (AWS, Azure, Google Cloud) realized telcos owned the ultimate edge real estate.

Telcos were forced to stop thinking of networks as pipes and start thinking of them as programmable edge infrastructure.

2020s–Present: The Geopolitical Forum
Today, MWC is a stage for debates heavily influenced by Washington, Brussels, and Beijing. The underlying theme of modern MWC is Sovereignty.

🛑 The Counter-Point: Geopolitics Is the Tech Stack

We often treat the “geopolitics of tech” as a bureaucratic annoyance that gets in the way of innovation. In telecom, it is the primary market constraint.

Take the European Huawei rip-and-replace mandates. European operators built their 4G and early 5G networks heavily reliant on cost-effective Huawei RAN (Radio Access Network) and core equipment.

As the EU and local governments moved to ban “high-risk vendors” from core networks by 2026/2027, operators have been forced into multibillion-euro replacement projects.

You can build the greatest AI network optimizer in the world, but if your hardware supply chain violates US export controls on advanced semiconductors, or if your data routing breaches European data sovereignty laws, your tech is commercially dead on arrival.

The geopolitical layer now dictates the hardware layer, which in turn dictates the software layer.

2. The 3-Year AI Hype Cycle (2024–2026)

I use the term “Wildebeest Stampede” to describe the telecom industry’s tendency to charge toward new software buzzwords with high velocity but varying levels of direction. The banners change annually, but the underlying technical maturity takes years to catch up.

Let’s look at the last three years of MWC show floors:

2024: Network Automation / 5G
AI hype was building, but implementations remained tentative. A GSMA Intelligence survey during this period showed 81% of telcos were testing GenAI, but very few were deploying it in the core. The stampede isn’t actually driven by sudden technological breakthroughs; it’s driven by the enterprise software upgrade cycle.

Vendors are forcing “Agentic AI” into product updates to justify subscription price hikes.

For deep-tech founders, chasing these buzzwords is a fatal trap. If you build a product tailored strictly to the 2025 GenAI hype, by the time it achieves production-grade stability in late 2026, the marketing herd will have already moved on to the next banner.

Right now, the AI story you see online is all about “agents,” “copilots,” and “one‑person unicorns.” It looks like magic on a laptop screen. But behind every slick demo there’s something much more boring 😑 🥱 yet much more important going on and that is computers yelling at each other over wires.

When you train a big AI model, it doesn’t run on one fancy chip.

It runs on thousands of chips at once, spread across rows of racks in a warehouse. Those chips have to talk to each other constantly. If the “conversation” between them slows down, everything slows down.

That conversation happens over cables. Today, those cables are mostly copper. Over the next few years, they’ll increasingly be glass fibers carrying light. And that change, from electricity in metal to light in glass – will quietly decide who actually wins the AI race.

Put simply: It’s no longer about who has the cleverest AI. It’s about who can move data around the fastest and cheapest.

7. Winners build better machines, not just better models.

Everyone’s Selling Agents; The Bottleneck Is the Wires.

The $650B AI Grid Build-Out

Over just one year, the biggest tech companies ( Alphabet, Amazon, Meta, and Microsoft ) are planning to spend around $650 billion building AI infrastructure mostly data centers, power, and networks. That’s more than many countries spend on their entire power grid in the same period.

Bridgewater framed the same magnitude in Reuters coverage, emphasizing it as “AI investment” scale rather than routine IT refresh. Meaning?

This isn’t “buy a few more servers” money or a normal cloud upgrade cycle. This is “build a new utility” money. The spending tells you what cycle you’re actually in.

That number matters less as a headline and more as a diagnostic:

• This is utility build-out behavior, not a SaaS feature cycle.​

• The constraint is increasingly “can we build it?” » power, sites, cooling, networking gear and not “can we sell it?”

• The bottleneck is moving from software iteration to construction, supply chain, and physics.

A helpful way to think about it:

The first internet was built so people could send messages, watch video, and browse websites.

The new AI “internet under the internet” is being built so computers can talk to other computers at extreme speed, all day, every day.

A good comparison is “building a second internet under the first one.”

The public internet is optimized for many independent flows like north-south traffic between clients and servers. AI infrastructure is increasingly dominated by east-west traffic:

• accelerators synchronizing,

• exchanging activations,

• routing tokens (MoE),

• sharding weights,

• retrieving KV cache,

• checkpointing, and

• feeding multi-stage inference pipelines.

That east-west world needs different economics and different topology. It needs the kind of determinism and bandwidth you don’t get by accident.

So effectively we’ re laying a second, invisible network inside and between data centers that is only there so AI chips can keep each other up to date. That’s what this $650B wave is really paying for.

for a founder or CTO, the non-obvious takeaway is that the enduring advantage in this cycle is not a wrapper UI. It’s throughput, latency, and reliability per dollar spent, end-to-end from GPU package, to rack, to row, to campus.

Why Copper Is Running Out of Road

I’ll try to explain this and next section simple language, as most of the readers may be non-deep tech. Most of today’s AI data centers still use copper cables for the short links between chips and racks, this is basically very expensive versions of the same metal inside your laptop charger. The long‑distance traffic across cities and under oceans already runs mostly over fiber, but inside the AI ‘factory’ a lot of those close‑range connections are still copper.

When you push data through a copper cable at extreme speeds, two things happen:

• The signal dies quickly – after maybe a meter or so at cutting‑edge speeds, it becomes mush without heavy boosting.​

• You burn a lot of power as heat, because you’re constantly charging and discharging a metal wire at GHz rates.

For AI, this is a killer. A modern AI server rack can use 3–5 times more power than a traditional rack. If too much of that power is wasted just pushing bits down hot copper, you hit a wall on both cooling and cost.

Inside the rack, that’s why copper is still everywhere: it’s cheap, familiar, and for a few meters it works great. But as AI clusters grow, the real bottleneck isn’t just “moving big files”, it’s keeping thousands of GPUs in sync so none of them are sitting idle waiting on the slowest link.

In modern systems, a surprisingly large chunk of time is spent just on GPUs talking to each other rather than doing math, and that share keeps rising as models and clusters scale.​

Bottomline. the physics is now biting.

copper isn’t “dead,” but it’s running out of road as the main way to glue big AI machines together. The faster we push the links, the shorter and hotter those copper runs become, and beyond roughly a rack’s distance the wires themselves start to dictate how you design the whole system.

Photonics and the New AI Backplane

If copper is like shouting across a room, photonics is like using lasers and fiber‑optic cables to talk. Instead of pushing electricity through metal, you send light through glass.

Why this matters:

• Light can carry much more data over longer distances without fading.

• It uses less energy per bit, especially as the distance increases.

• It doesn’t turn your cables into heaters in the same way.

In the old world, we had lots of separate servers connected by a network. In the AI world, the “computer” is the whole domain of accelerators that can swap tensors fast enough to feel like one big chip. Photonics simply makes that domain bigger.

Thursday’s deep dive took longer than expected. the agent war moved fast this week and I’m still debating whether to approach it from the OpenClaw architecture angle or the OpenAI acquisition angle, which arguably makes Anthropic the biggest loser in recent AI history. We’ll see how that plays out soon.

The community is as usual divided. There’s real backlash over open-source ownership now that Steinberger is inside OpenAI, which is valid. so nothing new in open source, honestly but what’s interesting is that the backlash has increased activity in the space. Forks like ZeroClaw and PicoClaw are already gaining traction, and if nothing else, the acquisition seems to have lit a fire under independent developers to build harder and faster. Mac Minis are selling like hotcakes because Andrej Karpathy said he bought one. Well, you can absolutely set up an OpenClaw agent for half that cost, but Macs are cool, so I say go for it.

On the enterprise and rivals front, not much to report this past week beyond the usual scrambling and fumbling coverage. So instead of chasing that noise, let’s do something more useful. and I’ll come back to this either in next post or a bit later.

Now, I was going through my usual linkedin feed this morning and saw the McKinsey’s latest post, with basically 3 rehashed themes from its state of AI’25 report -

• scaling is harder than experimenting,

• governance matters,

• agentic AI is next

and few sharper points like sub-millisecond multi-agent orchestration, process context layers for agents, but again these are known issues. and so I thought let me pull down the Q1 reports and see if anyone is actually addressing the gaps or starting new conversations. and that's exactly what we’re covering in this podcast -

📊 Reports analyzed: McKinsey State of AI ‘25 | Deloitte Enterprise AI ‘26 | Stanford AI Index ‘25 | Gartner Predicts ‘26 | NVIDIA Telecom AI ‘26 - Plus: Orgvue Workforce Survey ‘25 and TechCrunch Enterprise VC Survey ‘26

The Headline Numbers first -

88% of organizations now use AI. 62% are experimenting with agents. But only 23% are scaling. And only 6% see real EBIT impact. That’s the funnel.

88 goes in, 6 comes out.

Deloitte surveyed 3,235 leaders and found the same wall bur from a different angle.

• Only 25% have moved 40% or more of pilots into production.

• 74% plan agentic AI within two years. But only 21% have governance ready. and Talent readiness? Just 20%.

Gartner’s counter-narrative is actually brutal

40%+ of agentic AI projects will be scrapped by end of 2027. Only about 130 of thousands of “agentic” vendors are genuine. The rest is agent washing.

Stanford confirmed the tech barrier is collapsing

inference costs dropped 280x in two years. But the organizational barrier? That’s the one that remains.

What People Are Actually Saying?

On Reddit, practitioners called Gartner’s 40% “generous”, one commenter put it quite bluntly saying: “This would mean lower failure rate than implementing a new CRM.”

On LinkedIn, someone reframed McKinsey’s data as: “We spent $47M on AI. Nothing’s different.”

The Deloitte governance gap » 74% planning agentic vs 21% ready, got called “a collision course, not a strategy.”

Honestly, I agree. The reports are measuring adoption when they should be measuring operational readiness. Those are two very different things.

Fair counterpoint though: one Reddit commenter noted Gartner has its own reason for pessimism. their business is being disrupted by AI too. Even the analysts have skin in the game. Quite right actually.

What’s Actually Failing vs. What’s Actually Working?

So the failures have names now:

• Klarna replaced 700 jobs with AI, then rehired humans after quality dropped 22%

• McDonald’s killed their AI drive-through after 3 years, the system rang up 260 McNuggets and added bacon to ice cream

• Air Canada was held legally liable for a chatbot that invented a fake refund policy

• 55% of companies that replaced workers with AI now say it was a mistake

Every failure shares one trait: AI bolted on without workflow redesign.

But the wins are real and where scope is narrow:

• Insurance claims: 245% ROI on structured, well-defined tasks

• Revenue leakage detection: $5.7M retained, cost less than one senior hire

• Sales forecasting: accuracy jumped 63% to 85%, deal slippage down 28%

• Customer support (done right): 55% tickets resolved autonomously, costs down 32%

The pattern? Tightly scoped. Domain-specific. Clean data. Human escalation built in. Boring? Yes. Profitable? Absolutely.

The Spend Paradox

Global AI spending is projected to hit $2 trillion in 2026. But VCs predict vendor consolidation so more money but through fewer vendors.

But here’s the Gap Nobody’s Naming!

Here’s what none of these reports actually addressing and thats the infrastructure visibility problem. Agents are being deployed on top of systems where operators can’t see the majority of what’s actually happening.

The reports talk about adoption. Practitioners talk about failure. But almost nobody talks about the plumbing between “it works in a notebook” and “it works in a live production environment.”

The 6% who are winning aren’t winning because they picked the right model. They’re winning because they built the operational backbone » orchestration, governance, and infrastructure that lets agents actually run in production, not just in a demo.

Practical Implementation that reports aren’t covering.

The Adoption isn’t the problem. Almost everyone has adopted, a little or more. (88% according to McKinsey of course). But I wanted to look at some AI deployment at scale examples because the reports data looked more theoretical otherwise. so here is what I found, and these are not part of any of the reports we are talking about.

Won:
Morgan Stanley (AI advisor assistant), Accelirate/UiPath (insurance claims), Anysphere/Cursor (AI coding), SK Telecom + Samsung (AI-RAN), Telecom sector broadly (autonomous networks).

Lost:
Klarna (fired 700, rehired humans), S&P Global’s 42% graveyard (enterprises scrapping initiatives), MIT’s 95% (zero P&L impact across $44B in investment).

THE PATTERN

Every winning example shares the same DNA:

• Narrow, well-defined task (not “enhance productivity”)

• Workflow redesigned around AI (not AI added to step 7)

• Clean, structured data or proprietary data advantage

• Measurable financial outcome tied to the deployment

• Human-in-the-loop where judgment matters

Every failure shares the opposite:

• Vague goal (”improve efficiency”)

• AI bolted onto broken processes

• No governance before scaling

• No KPI tracking

• Fired people before understanding impact

The pattern is the same every time, the winners redesigned the workflow before deploying, the losers bolted AI onto what was already broken.

In simple language, the winners deployed AI into production, embedded it into core workflows, and got measurable business outcomes (revenue, cost savings, ROI). The losers adopted AI, ran pilots, and never made it past the proof-of-concept stage, or deployed it recklessly and had to reverse course.

The Bottom Line

AI adoption is universal. AI value capture is not. The technology has arrived. The organizations haven’t.

2026 won’t be the year AI transforms everything. It’ll be the year the shakeout begins, vendor consolidation, governance debt coming due, and pilot graveyards getting cleaned out. The next frontier isn’t a better model. It’s physical AI, sovereign infrastructure, and agentic orchestration at the edge.

The winners won’t be those with the best algorithms. They’ll be those with the best plumbing.

So what is the one question that matters the most for GTM:

what game are you actually playing?

Not “what does my product do?” but

“who am I really serving, and how do I plan to get paid for it?”

Most AI products look similar on the surface for example chat-boxes, sidebars, agents, but under the hood they’re in totally different businesses. If you don’t pick your lane early, everything else (brand, pricing, launch) ends up fuzzy.

5.1 The Simple Matrix

Think of your strategy as two choices:

1. Who are you for? (X‑axis)

• Individual / prosumer

• Education / creators

• Enterprise

• Infra / platform

2. How do you make money? (Y‑axis)

• Ads / sponsorships

• SaaS / subscription

• Usage / API

• Platform / marketplace

Combine those, and you get four very different lanes:

Lane 1 – Consumer + Ads

• Free assistants and tools monetized by attention.

• Examples: ChatGPT free, AI inside search, “answer engines” that will sell clicks.

• Metrics: DAUs, attention, ad yield.

• You win with distribution, UX, and brand; you lose if you can’t reach massive scale.

Translation: If this is your lane, you’re building media as much as you’re building product.

Lane 2 – Consumer / Prosumer + SaaS

• Tools individuals or small teams put on a card.

• Examples: Notion AI, Grammarly, Jasper‑style copy tools.

• Metrics: signups, activation, retention, ARPU.

If those answers don’t line up, your problem isn’t growth yet, it’s that you’re sending mixed signals about what you are.

5.3 Why This Matters Before You Copy Any “AI Bowl” Move

Any and everything what was shown in the Super Bowl can only makes sense once you know their lanes.​

• Rippling spends TV money because it lives in Enterprise + Usage and each new customer can be worth millions over time.​

• ChatGPT can justify building an ad network because it’s betting on Consumer scale + Ads + API combined.

• Anthropic chooses subscriptions and enterprise contracts because it wants its brand to be “calm, safe, ad‑free AI”.

We need the same clarity as these company regardless of the budget

6. 🚀 The Super Bowl Moment Playbook - A 120‑day launch operating system

We don’t need to be at the Super Bowl to have a Super Bowl Moment.

It’s could be any event that can give you 10–100x your normal attention for a short window period. For some founders that’s a Product Hunt launch. For others it’s a keynote demo, a big integration announcement, a viral post, or a creator collab that lands with exactly the right audience.

The format really doesn’t matter. What matters is that you’ll only get a handful of these in the life of your company and most teams waste them.

And how do these moment get wasted?

Say you treat the spike as the goal. Ship the launch post, watch the traffic, screenshot the dashboard, share it on LinkedIn, and then… nothing. You have no system for what happens next and Two weeks later the chart goes back to baseline and you’re wondering what actually went wrong.

The companies you watched on Super Bowl Sunday don’t work that way. Their TV spot is just Day 0 of a much longer system.

Anthropic was seeding the “no ads” narrative weeks before game day. before it released the “Claude is place to think ad campaign remember the principles and constitutional announcements?

OpenAI had onboarding and ad‑partner pipelines with many big brands including Target, ready to absorb the attention. Slack had MrBeast content cut into multiple formats for weeks of social distribution after the spot aired.

The pattern is always the same:

pre‑load the story,

spike the attention,

then catch and convert what comes in.

Here’s what that looks like as a system:

The 5 Phases

Phase 1 — Pre‑Launch (Day −30 to 0): Set the stage

And, This is where most founders under‑invest.

Before your spike hits, you need:

• A tight narrative — one sentence that explains what you are, who it’s for, and why now. If you can’t say it in one breath, it’s not ready.

• Community primed — your early users, beta testers, and friendly voices should already know something is coming. They’re your Day 0 amplifiers.

• Landing and onboarding tested — whatever page that traffic hits needs to load fast, communicate clearly, and move people to a first action in under 60 seconds.

• Press and partners briefed — embargoed previews, demo access, quotes ready. You don’t want to be chasing journalists on launch day.

Think of Phase 1 as building the net before you cast it. No net, no catch.

Phase 2 — Launch Spike (Day 0 to 7): Your “AI Bowl” moment

This is the part everyone obsesses over the most and it matters really, but less than you think. The spike itself is about:

• One clear event — a post, a demo, a listing, a talk, a partnership announcement. Not five things at once. One thing, done well, that gives people a reason to look.

• Coordinated amplification — your team, your investors, your partners, your early users all sharing within a tight window. Algorithms reward velocity.

• Fast response — bugs will surface, questions will come in, journalists will DM. The 48 hours after launch are a customer‑support event as much as a marketing event. Be present.

The goal of Phase 2 isn’t “get big numbers.” It’s get the right people into the funnel while they’re paying attention.

Slack showed up with MrBeast, Squarespace handed a sledgehammer to Emma Stone, Amazon used Chris Hemsworth to humanise Alexa+, and Anthropic used its very first TV buy to roast OpenAI for putting ads inside ChatGPT.

Business Insider and others report including ad trackers say Anthropic’s spot actually out‑performed OpenAI’s in positive sentiment, even as OpenAI drove more overall chatter. Meanwhile, ChatGPT ads just moved from announcement to execution yesterday with partners like Target’s Roundel being among the first to try contextual ads.

Tech Journalism Going Mainstream

I wrote about how tech journalism was going mainstream back in July, and this whole saga lines up perfectly with that shift, as well as with the way tech brands now look more like lifestyle companies and AI is taking over the biggest advertising stage in the world.

I want to use this article to zoom out from the OpenAI vs Anthropic drama and look at what’s actually shifting in culture. This year’s Super Bowl wasn’t just a football game; it was a three‑hour status update on who actually runs the modern economy. Broadcasters were selling 30‑second units for an average of $8M, with premium slots pushing beyond $10M, a new all‑time high. That price tag is only rational if you believe two things: first, that the Super Bowl is one of the last true monoculture moments (120M+ simultaneous viewers); and second, that your category is in a winner‑take‑most race where mass awareness compounds into long‑term dominance. That’s precisely how the leading AI and software players seem to see the world.

The chart above sketches how AI‑related spend in this year’s game clusters: the heavy dollars come from Gen‑AI services and platforms, followed by enterprise SaaS and infrastructure, with a smaller slice from consumer/education tools and individual players. Even without exact disclosure from every brand, the pattern is obvious from the roster.

1.1 Who Actually Showed Up in the AI Block

If you only half‑watched the breaks, here’s who was really buying attention in what many are calling the “AI pod” of the night:

• OpenAI (ChatGPT) – A cinematic 60‑second spot framing ChatGPT as the next great interface for creativity and problem‑solving, and, between the lines, justifying why there are now ads in the free tier.

• Anthropic (Claude) – A 30‑second in‑game ad plus a 60‑second pre‑game film mocking the idea of ads interrupting intimate AI conversations, implicitly targeting OpenAI’s new ad product.

• Slack – Workplace chaos turned into comedy with MrBeast trying—and failing—to keep up without channels and workflows, making the point that Slack is infrastructure, not “just messaging”.​

• Squarespace – A surreal, film‑noir, computer‑smashing ad starring Emma Stone, leaning into high‑end craft to position website building as cinematic and almost mystical.​​

• Amazon Alexa+ – Chris Hemsworth and Elsa Pataky in a domestic, self‑aware story about living with an AI assistant, acknowledging fears about AI while playing them for laughs.​​

• Google Gemini – A family‑focused Gemini spot showing everyday use (planning, learning, creativity) rather than lab demos, continuing Google’s shift from “search” to “AI companion”.

• Artlist AI – A fully AI‑generated ad that parodied other Super Bowl brands, explicitly bragging it was made in days for a fraction of the usual cost, using Artlist’s own tools.​​

• Rippling – Tim Robinson as an evil mastermind whose plan for world domination falls apart because his HR/IT/finance tools don’t work, turning a boring category into a memorable narrative about operational risk.​​

• Genspark AI – Matthew Broderick in a Ferris‑Bueller‑style “ditch work” fantasy where AI agents tackle soul‑destroying office tasks, positioning Genspark as the platform that lets knowledge workers escape the grind.

• Meta / Oakley AI glasses – High‑energy, athlete‑driven spots showing AI‑enhanced performance and real‑time capture with Ray‑Ban or Oakley frames, pushing the idea that the assistant can live in your eyewear, not your phone.

• Ring – A sentimental story about AI‑powered “Search Party for Dogs” that helps neighbors find lost pets, wrapping surveillance tech in neighborly emotion.

• Wix Harmony & Base44 – Website and app builders selling AI as a creative collaborator; Harmony and recently acquired Base44 both framed their tools as “vibe coding” partners rather than full automation.

• Salesforce Agentforce – A sequel to last year’s “What AI Was Meant to Be” campaign, this time highlighting AI “agents” doing meaningful customer work instead of abstract hype.​

• Health‑tech & Pharma – Hims & Hers, Wegovy, Ro, and others used AI‑inflected narratives around diagnostics, personalization and longevity to pitch treatments directly to consumers.

Put differently: the block that used to belong to sedan launches and beer mascots now reads like a portfolio of AI platforms, enterprise software, and algorithm‑enabled healthcare.

1.2 Why AI and B2B Are Spending Like This

At first glance, it’s strange. Why would an HR platform or an API‑first AI company buy the same real estate once reserved for Budweiser’s Clydesdales?

A few reasons:

1. Winner‑take‑most dynamics
   In AI infra, assistants, and horizontal B2B, the spoils go disproportionately to whoever becomes the default choice. The Super Bowl’s 120M‑plus audience is one of the only places left where you can simultaneously reach current users, future users, investors, regulators and potential hires with one piece of creative.

2. Category education at scale
   A lot of these companies are not just selling a product; they’re selling a mental model:

   • “AI assistants belong in your living room” (Alexa+, Gemini)

   • “Your back office is a single operating system, not a pile of tools” (Rippling)

   • “AI video/audio assets are good enough for prime time” (Artlist)
     A Super Bowl slot buys 30–60 seconds to deliver a story that will be replayed, dissected, memed, and YouTubed for weeks.

3. Investor‑deck logic
   Many of the brands airing tonight are either venture‑backed or trading on their growth narratives. Spending $8–10M on an ad is easier to justify if it also functions as:

   • proof of scale (“we can afford this”),

   • recruitment marketing (“we’re playing on the biggest stage”), and

   • a narrative wedge (“we’re an AI company with consumer pull, not just boring infra”).

4. Arms race signaling
   The OpenAI–Anthropic clash is a perfect example. Anthropic’s decision to use its first TV appearance to attack ChatGPT’s ad model—rather than just promote Claude generically was as much about signalling to investors and policymakers (“we’re the safer, more principled AI”) as it was about end‑user conversion and Super Bowl was simply the loudest place to do it.

2. 🎭 Brand Glow‑Up: From Scary to Soft

Here’s a question nobody is asking: why does an AI company that builds large language models look like it sells scented candles? Why does a vibecoding company called Lovable sound more like an underwear or skincare brand, why are webinars suddenly shot in warm, ambient living‑room lighting, and why do even giants like Microsoft and OpenAI now lean on soft gradients and almost floral, dreamlike backgrounds like in those meditation apps to sell hardcore infrastructure?”

Anthropic’s homepage is all muted earth tones and watercolor‑style textures. Google Gemini leans into warm gradients that wouldn’t look out of place on a yoga app. Even Amazon’s Alexa+ campaign was wrapped in cosy domesticity with Chris Hemsworth padding around the kitchen, not a server rack in sight. These are companies building some of the most powerful technology in human history, and they’ve collectively decided to dress like a farmer’s market.​​

2.1 What Tech Used to Look Like? (And Why)

For most of computing history, tech brands wanted to look powerful, precise, and serious. Their visual playbooks had:

• Hard edges and sharp geometry: think IBM’s horizontal stripes, Cisco’s spiky skyline, early Microsoft’s windowpane tiles. Every line said engineered, reliable, corporate.

• Primary colors, especially blue: Facebook, LinkedIn, Skype, PayPal, Dell, HP, Intel—the tech industry was basically a blue paint swatch. Blue tested as “trustworthy” and “stable” in every brand study, so everyone used it.​

• High contrast and bold type: logos were designed to command a boardroom slide, not a phone screen. They needed to say “take us seriously” to a CTO signing a six‑figure contract.​

That made sense when the buyer was an IT department and the product lived in a closet somewhere. Nobody needed a firewall to feel friendly. They needed it to feel bulletproof.

2.2 What Changed? = AI Moved Into the Living Room

The shift started around 2019 and accelerated sharply after ChatGPT’s launch in late 2022. What changed wasn’t just aesthetics—it was who the customer is and where the product lives.

When your product is:

• Sitting in someone’s kitchen as a voice assistant

…then looking like a defense contractor is the worst thing you can do.

• Pastels replace primaries that say we’re advanced but we’re not going to hurt you.

• Organic shapes replace sharp edges: Every rounded button on an AI interface is quietly telling your lizard brain to relax.​

• Nature imagery replaces tech imagery: human-centered, grounded, and thoughtful, a counterpoint to the potentially scary implications of AI”.​

• Airy whitespace replaces dense information: generous spacing, and lead with a single emotional sentence rather than a feature list.​

One brand strategist summed up the psychology perfectly: a softer palette “slows you down - it asks you to read instead of scan. It suggests that the company behind it isn’t in a rush to impress, because it has nothing to prove. That confidence, ironically, says more than blue ever could”.​

2.3 The Trust Gap They’re Trying to Close

This isn’t just a design trend; it’s a strategic response to measurable fear and These numbers tell the story clearly:

• Public awareness of AI tools has surged to roughly 90% globally, so almost everyone knows this technology exists.​

• But surveys also show high and rising concern about AI’s impact on jobs, misinformation, surveillance, and privacy.

• Users judge a product’s credibility in as little as 0.05 seconds based on visual design alone, and 75% of people base their trust assessment on how something looks before they read a single word.​

So nearly everyone is aware of AI, a huge chunk is anxious about it, and they’ll decide whether to trust you in the time it takes to blink.

Your colour palette, your typography, your button shapes, all these aren’t the finishing touches. They’re the first trust conversation you have with a user, and it happens before your product even loads. the equation is now brutal.

And, that’s why Anthropic’s Claude uses calm earth tones and watercolor backgrounds. That’s why Google Gemini wraps its capabilities in warm family stories rather than benchmark charts. That’s why Amazon put Chris Hemsworth in a kitchen cracking jokes instead of explaining neural network architecture. The brand has to absorb the anxiety before the product gets a chance to prove itself.

2.4 What Founders Should Take From This?

You don’t need Anthropic’s budget to apply these lessons. The core principle is simple: your visual identity should match the emotional state you want users to be in when they first encounter your product.

A few concrete moves:

• Audit your palette against your audience’s anxiety level. warmer/softer for sensitive AI (money, health, jobs), bolder/darker for infra where power and control signal confidence.​

• Round your edges—literally. rounded corners in UI, logos and layouts test as more approachable and reduce “enterprise software” intimidation on first glance.

• Lead with outcomes, not architecture. show the human transformation your product creates, not the model diagram or infra stack behind it.

• Use real‑world textures and metaphors. nature, hand‑drawn elements and real people in real rooms make abstract AI feel grounded and trustworthy.​

• Don’t fake it. if your product is cold, complex and enterprise‑grade, keep the brand honest or the gap between vibe and reality will destroy trust.

The deeper lesson from the AI Bowl’s brand glow‑up is almost paradoxical: The companies on Sunday night’s broadcast understood that. The ones that win long‑term will be the ones whose product experience actually delivers on the calm their branding promises.

A decade ago, the kind of Super Bowl ad breakdown I just wrote would have been buried in a tiny “technology” tab that everyone ignored—but not anymore. This Monday after the game, CNN, the BBC, Fortune, Business Insider and the New York Times were all dissecting which AI company “won” the commercial battle, while Anthropic’s spot went viral, Sam Altman’s salty response became a running joke on X and TikTok…, and sentiment charts for OpenAI vs Claude were passed around LinkedIn like fantasy‑football stats.

A Super Bowl ad feud between two AI labs was covered, and memed with the same intensity as a playoff rivalry. That level of mainstream (and social) attention would have been unthinkable even three years ago, and understanding why it happened and what it means for anyone launching a product is the third pillar of this story.​

3.1 The Numbers Behind the Shift

The chart above tracks two lines that tell the whole story:

• AI media mentions have surged over 200% since 2022, with the sharpest inflection right after ChatGPT’s public launch in November of that year. What was once a specialist topic now generates daily coverage across every major outlet.

• Weekly AI tool usage has climbed from low single digits to roughly 24% of the population in key markets—meaning about one in four people is now using an AI product at least once a week.

Public awareness has reached saturation levels. As of late 2025, approximately 90% of people globally said they were aware of at least one AI tool, up from 78% just a year earlier. AI crossed the line from “thing techies talk about” to “thing your mum asks you about at Christmas.”​

But awareness and comfort are not the same thing. The Reuters Institute found that 76% of people worry about AI‑driven misinformation, and only 12% are comfortable with news made entirely by AI. People are simultaneously more interested in AI and more anxious about it than ever—which is exactly the emotional cocktail that makes every AI company’s move front‑page material.

3.2 How We Got Here: Three Accelerants

This didn’t happen gradually. Three forces compressed what should have been a decade‑long shift into roughly 36 months:

1. ChatGPT made AI tangible.
Before November 2022, AI was an abstraction for most people »

ChatGPT gave 100 million people a text box where they could talk to AI and get an immediate, sometimes startling response. That turned AI from a policy topic into a personal experience, and personal experiences generate media coverage at a completely different velocity.

2. AI became a jobs story, not just a tech story.
The moment AI could write marketing copy, draft legal briefs, generate images and pass medical exams, it stopped being a technology beat and became a labour beat, an education beat, a politics beat, and a culture beat simultaneously.

Every newsroom in the world has reporters covering employment, schools, regulation and creative industries and suddenly AI was relevant to all of them. The topic didn’t just get more coverage; it got coverage from reporters who had never written about software before.

3. News organizations are themselves being transformed by AI.

The Reuters Institute found that 87% of newsrooms say they are being “somewhat or fully transformed” by generative AI. Journalists are using AI for transcription, research, translation, and personalization. That means reporters covering AI are also using AI, which gives them firsthand experience to draw on and a professional stake in understanding where the technology is heading.

AI isn’t just a story they cover; it’s infrastructure they depend on, and thats what makes this feedback loop self‑reinforcing.

3.3 The New Information Ecosystem

The way people actually find AI news has changed just as dramatically as the volume of coverage.

In the US, news accessed via social media and video networks (54%) has overtaken both TV news (50%) and news websites/apps (48%) for the first time. That means AI stories increasingly travel as clips, threads, memes and creator commentary rather than traditional articles.

When Anthropic’s Super Bowl spot went viral, it wasn’t because people read a press release, it was because the clip was reposted, reacted to, and debated across X, LinkedIn, TikTok and YouTube within minutes.

At the same time, 24% of people now use AI tools themselves as a primary way to seek information weekly up from just 11% the year before.

So AI is simultaneously the subject of the news, a tool for making the news, and increasingly a channel through which people consume the news. That triple role is unprecedented for any technology, and it’s why AI coverage has an intensity and self‑referential quality that no previous tech wave not mobile, not social, not crypto could ever achieve.​

3.4 What This Means for Founders?

If you’re building in AI (or adjacent to it), the mainstreaming of tech journalism changes your operating environment in four concrete ways:

Every move is public by default.
Pricing changes, outages, policy updates, hiring decisions, even your choice of color palette—any of these can become a news cycle. OpenAI’s decision to test ads in ChatGPT was announced in mid‑January; by February it was the narrative spine of a Super Bowl feud watched by 120 million people. Assume your decisions will travel beyond your intended audience and plan your communications accordingly.

Your audience is no longer just “tech people.”
When 90% of the public is aware of AI tools and a quarter use them weekly, your product updates are being read by teachers, nurses, small‑business owners and retirees—not just developers and VCs. Your messaging, your docs, and your crisis communications need to make sense to someone who has never opened a terminal.

Journalists are now influencers (and vice versa).
Individual tech reporters are building direct audiences and creator‑style followings. A single well‑placed relationship with a reporter who has 200K followers on X can generate more signal than a traditional press tour across five outlets. But that also means a single critical thread from the same reporter can reshape perception overnight. Founders need to treat media relationships as ongoing, trust‑based partnerships, not transactional pitch‑and‑pray cycles.

Narrative is a product surface, not a PR function.
In a world where AI news is consumed as entertainment, debated on podcasts, memed on social media, analyzed on YouTube, the story around your product is as much a part of the user experience as the interface itself. Anthropic understood this intuitively: their Super Bowl ad wasn’t really about Claude’s features; it was about what kind of AI company they are. That narrative now lives permanently in public memory, shaping how every future product decision gets interpreted.

tech journalism went mainstream because AI went mainstream. And because AI went mainstream, every founder building in this space is operating under a level of public scrutiny that used to be reserved for banks, pharmaceutical companies and politicians. Your branding, your pricing, your partnerships and your Super Bowl strategy (literal or metaphorical) will all be interpreted, debated and judged by a general audience that is paying closer attention than any tech audience in history.

That’s a massive distribution opportunity if you’re thoughtful about it. And a massive reputation risk if you’re not.

4. ⚔️ ChatGPT Ads vs. Anthropic: The Monetization War

So far we focussed on how AI took over the cultural stage, now this section is where the plot actually thickens: the product itself is becoming the ad platform, and the biggest rivalry in AI just turned into a public street fight over whether that’s okay.

So 3 weeks before the Super Bowl, OpenAI quietly announced it would start showing ads inside ChatGPT. ( I wrote in detail about it, link below ) Three weeks later, Anthropic spent millions on prime‑time television to tell 120 million people that what a terrible idea it was. Now what happened in between and what’s happened since is the clearest example yet of how monetization strategy and brand positioning have become the almost same thing in the AI era.

Open AI is Open for Business

4.1 How ChatGPT Ads Actually Work

Since I wrote the last article which focussed more on strategy and background of “why ads” we have some more information on how these ads actually work or rather integrated. Here’s the mechanics:

• Placement: ads appear below ChatGPT’s response, clearly labelled as “Sponsored.” They sit in a separate visual container—not woven into the answer text itself.

• Targeting: ads are contextually matched to the conversation. Ask about kitchen appliances, you might see an air fryer from a Target brand partner. Ask about travel, you might see a hotel. OpenAI does not (it says) use individual conversation data for profiling; only aggregated, anonymised campaign metrics are shared with advertisers.

• Who sees them: only logged‑in users on the free tier and ChatGPT Go. Users on Plus ($20/month), Pro ($200/month), Team, Business, and Enterprise plans do not see ads. Essentially, it’s pretty similar to the Spotify model: pay for premium, or accept ads for free access.

• Guardrails: users under 18 are excluded, and sensitive verticals » politics, health conditions, mental health are off limits.​

It sounds quite modest on paper. But the economics behind it are anything but.

4.2 The Numbers That Forced OpenAI’s Hand

ChatGPT now has roughly 800 million weekly active users and only 20 million pay for a subscription. That’s a conversion rate below 3%. the cost of running AI inference at this scale is staggering, with projections putting OpenAI’s operating costs north of $70 billion by 2028.I covered this in detail in my last article ( link above) so not repeating it here.

OpenAI’s internal models project that free‑tier ad monetization could generate roughly $1 billion in 2026, potentially scaling to $25 billion by 2029. The chart above shows the structural shift: from a two‑pillar model (subscriptions + enterprise API) to a three‑pillar model where advertising and lead generation become a significant new revenue layer.

That third pillar changes everything, not just the business model, but the incentive structure, the product roadmap, and, that could become Open AI’s new competitive narrative.

4.3 Anthropic’s Super Bowl Counterpunch

We know that Anthropic had never bought a television ad before. And Its first‑ever TV appearance was a 60‑second pre‑game film and a 30‑second in‑game spot, both built around a single provocation:

“Ads are coming to AI. But not to Claude.”

The pre‑game spot was a serious gut punch. The message landed without subtlety: this is what happens when the most personal digital interaction you have gets monetized. Them came the in‑game spot, much shorter and but extra sharp with a direct juxtaposition of “AI with ads” versus “AI without ads,” closing on the Claude logo and tagline.

Anthropic never said “OpenAI” or “ChatGPT” by name. Well, They didn’t need to.

4.4 The Public Brawl

What happened next turned a Super Bowl ad into an industry‑defining moment.

Sam Altman responded with a 420‑word post on X, opening with a concession—”First, the good part of the Anthropic ads: they are funny, and I laughed”—before pivoting to attack.

He called the campaign “so clearly dishonest,” arguing that OpenAI’s own ad principles explicitly prohibit the kind of intrusive, answer‑interrupting placements Anthropic depicted. He accused Anthropic of “doublespeak” and of catering to an elite audience while restricting access to its own tools.

The internet’s response was brutal.

Social media users widely characterized Altman’s lengthy rebuttal as defensive and “thin‑skinned,” with many noting that the length and tone of the response revealed exactly how effectively Anthropic’s ad had struck a nerve. The irony was hard to miss: the more Altman protested, the more airtime Anthropic’s narrative got for free.​

4.5 Now Who Actually Won? What does the Data say?

Ad trackers ran the numbers in the 48 hours after the game, and the scorecard is genuinely interesting: ( source perplexity)

OpenAI drove more raw engagement (likes, reposts, replies), but Anthropic dominated positive sentiment by nearly 10 percentage points and generated 5× more YouTube views.

EDO, the TV measurement firm, confirmed that Anthropic’s two spots drove more online searches and website traffic than OpenAI’s three commercials.

Worth noting!

the overall “AI ad” winner by engagement was actually AI.com, a new platform by the founder of Crypto.com whose ad drove 9.1× the median engagement of all Super Bowl LX ads and briefly crashed its own website. But in the head‑to‑head that mattered for the industry narrative, Anthropic came out ahead.

Both brands saw stronger visibility in the lead‑up to the Super Bowl than during the live broadcast itself, suggesting the real impact was driven by the pre‑game feud and social‑media debate, not just the 30‑second slots.​

4.6 Brands Are Already Lining Up

While the Anthropic–OpenAI drama played out on TV, the ad machine behind ChatGPT was already spinning up.

Target announced on February 10 that it would be among the first companies to pilot contextual ads in ChatGPT, including placements from its Roundel retail media network, which has over 2,000 vendor partners and generates roughly $2 billion in annual value. Target noted that organic traffic from ChatGPT to its website was already growing 40% month‑over‑month on average making paid placements a logical next step.

And Target isn’t alone. WPP, the world’s largest advertising holding company, announced that clients including Adobe, Audible, Ford, and Mazda would also participate in OpenAI’s ads pilot. so its clear that major brands and their agencies see ChatGPT & AI ads as a new advertising surface worth testing regardless of what Anthropic or us thinks about ‘em.​

4.7 The Deeper Lesson: Business Model Is Brand

If we put aside the data and the drama, what we’re left with is a principle every founder should tattoo on their wall:

How you make money is part of how people perceive you.

OpenAI’s ad decision wasn’t just a revenue play. It was a positioning statement: we believe AI should be free and widely accessible, and advertising is how we fund that.

Anthropic’s response wasn’t just competitive trolling. It was a counter‑positioning statement: we believe AI conversations are too personal to monetize with ads, and we’ll charge subscriptions instead.

Neither position is inherently right or wrong. But each one shapes:

• Who trusts you (privacy‑conscious users lean Claude; cost‑conscious users lean free ChatGPT).

• Who builds on your platform (advertisers and retail media networks flock to OpenAI; enterprises wary of ad conflicts lean Anthropic).

• How every future decision gets interpreted (if OpenAI ever makes ads more prominent, the Anthropic narrative is pre‑loaded and ready to resurface).

And this is the part most founders miss.

They treat monetization as a spreadsheet problem

”what maximises revenue?” when it’s actually a positioning problem: “

what does this revenue model say about who we are and who we serve?”

The OpenAI–Anthropic Super Bowl clash didn’t just entertain 120 million people. It proved that in the AI era, your pricing page is a brand asset, your terms of service are a competitive weapon, and your business model is the story your biggest competitor will tell about you on the world’s most expensive stage.

Over the past 15 months, AI‑linked stocks have done a full round‑trip from euphoria to humiliation, twice.

In late 2025, nearly 70 “AI winners” in the U.S. shed around 1.8 to 2.4 trillion dollars in value as the trade snapped from greed to “get me out.” In early 2026, Big Tech, software and services names gave up another trillion‑plus as investors finally choked on the size of the AI infrastructure bill.

The shockwaves were global.

Indian IT and services majors saw about 2 lakh crore rupees wiped out in a day, with the Nifty IT index down 6–7% as markets suddenly priced in the idea that AI agents might do app dev, testing and maintenance more cheaply than offshore armies. London‑listed software and data businesses were pulled into the same downdraft, and European analytics names were hammered on “AI eats SaaS” headlines.

Into that nervous setup, Anthropic dropped Claude Cowork. Overnight, investors had a vivid demo of an AI “co‑worker” that can draft code, review contracts, respond to customers and crunch data across tools.

Claude Cowork did not cause the February crash on its own, but it gave the rout a villain and made the threat to software seats and billable hours feel suddenly concrete. It landed exactly when people were already asking whether hundreds of billions of AI capex would ever show up in earnings, and it turned a fuzzy fear into something you could picture on a P&L.

Jefferies analysts even branded the reaction a “SaaSpocalypse,” arguing that the narrative flipped from “AI helps SaaS and IT” to “AI replaces SaaS and IT” almost overnight.

The AI ROI GAP

On the surface » this looks like “the AI bubble bursting.”

Under the surface » the behavior of the people actually signing the cheques says the opposite.

Hyperscalers are still marching AI capex higher, not lower, and are openly committing hundreds of billions of dollars to data centres, GPUs and custom silicon. If they thought AI was a fad, they wouldn’t be betting their future margins on it. Analysts and strategists now talk openly about AI compute demand as a multi‑year secular trend, not a 2023–24 fad.

The Great AI rebalancing

Underneath the headlines, we’re in what some analysts call the “Great AI rebalancing”: the market is rotating out of “buy anything with AI in the deck” and into “show me durable cash flow plus a sane valuation.” The concentration in a handful of mega‑cap AI names is easing, and capital is flowing back into boring, cash‑generative sectors that quietly use AI rather than sell it.

In other words, AI didn’t get cancelled; the era of indiscriminate AI exposure did.

Investors no longer pay a premium for “we’re an AI company” as a label.

They are asking boring, brutal questions:

• what happens to your gross margin when you include inference costs,

• how fast does AI spend turn into cash, and

• what stops someone else with the same model eating your lunch?

A lot of this comes down to what some market notes now call the “ROI gap”: the uncomfortable distance between the billions going into AI chips and data centres, and the much smaller, slower stream of AI‑specific revenue and margin showing up in earnings.

As long as that gap stays wide, boards and funds will keep asking the same question:

• which products actually close it, and

• which are just riding the narrative?

Indian IT and global consulting are being repriced around the idea that any role defined by repeatable digital work is now vulnerable to automation. SaaS names whose “moat” is a thin wrapper around public models are getting marked down accordingly.

For Employees, default career ladder is changing

For employees especially juniors and offshore developers, this shows up as a very personal story: articles literally titled “Fear factor: Claude Cowork, techies no work?” are signaling that the default career ladder is changing.

For CIOs and CTOs, it’s a cold shower.

They’re still told “you need an AI strategy or you’ll die,” but they’re now punished if AI projects don’t come with hard numbers and fast payback.

For founders and operators, this moment is uncomfortable, but incredibly clarifying. The market has quietly rewritten the rules from “tell me a big AI story” to “show me an AI cash machine.”

Practically, that means a few things.

first, you plan your business as if AI compute stays pricey and limited, so capacity isn’t “just a cloud setting” but a scarce resource » you budget, test and manage like any other.

The bad news—for some—is that it punishes anyone still optimizing for vibes. If you’re already in the “AI must earn its infra bill” camp, this isn’t your crisis; it’s your filter.

In other words: the routs are not a verdict that “AI was fake.” They are a very expensive filter.

What’s left on the other side will be products and companies that can look an infra bill, a skeptical investor and a battle‑hardened operator in the eye and still make sense.

Let’s start with the numbers, because they tell you exactly where this is going.

In January 2026 alone:

• xAI raised $20 billion at a $230 billion valuation (Nvidia, Cisco, Fidelity all of them invested)​, and then,

• Tesla invested $2 billion into xAI​.

• xAI was burning $1 billion per month before the merger​

• SpaceX won $739 million in Space Force contracts​.

That brings the Total capital xAI raised in its short life to: ~$32 billion​

But Musk isn’t really the only one in this arms race -

• OpenAI is in talks for up to $100 billion in new funding—Amazon (~$50B), SoftBank (~$30B), Nvidia/Microsoft (~$20B)—targeting a Q4 2026 IPO at $1 trillion+ valuation​

• Anthropic is raising $20 billion at ~$350 billion valuation​

So this is actually a 3-way infrastructure war, and the bet they’re all making is the same: the future of AI isn’t about who has the smartest algorithm. It’s about who owns the pipes, the power, and the distribution, and its not something new or surprising, we have been taking about AI infrastructure for at least few weeks now, its just looking more real now.

Founder insight:

And this all boils down to that same one lesson from 2025. No one cares about the best model or benchmarks anymore. If you’re raising for an AI company that’s just “a better model,” you’re competing against companies raising $20-100 billion at a time.

The question investors will ask isn’t how good is your tech? It’s what do you control that the giants can’t just buy or build themselves? specifics. right.

2. What Musk Actually Owns (The Full Stack)

Most AI companies are building at the top of the stack, the models and applications. Musk is building all the way down.

1. Energy → 2. Chips → 3. Compute → 4. Models → 5. Applications

Most founders play at layers 4-5. Musk owns all five. the “five-layer cake” of AI that Jenson ( Huang, Nvidia ) coined at Davos, fits well here, although I am not sure if he was referring to Musk when he said that, did he? Lets look at each layer in detail.

Layer 1 - Energy: Tesla’s Megapack batteries power xAI’s data centers. The Memphis facility alone needs 250 megawatts = enough to power 200,000 homes.

Layer 2 - Chips: xAI’s Colossus supercomputer uses 200,000 Nvidia GPUs. They built the first 100,000 in 122 days, then doubled it in another 92 days. That’s the world’s largest AI training system.

Layer 3 - Compute Infrastructure: Colossus specs are absurd:

• 194 petabytes per second memory bandwidth​

• 3.6 terabytes per second network bandwidth per server​

• 1+ exabyte total storage capacity​

Layer 4 - Models: Grok trains on X’s real-time data. X has 500+ million monthly users generating billions of posts, conversations, and interactions. That’s a feedback loop no one else has.​

Layer 5 - Distribution:

• Tesla: 1.636 million vehicles delivered in 2025, with Grok integrated directly into the interface

• Starlink: 9.2 million subscribers across 155 countries as of January 2026, adding 22,000 new customers per day​

• Optimus: Grok serves as the voice and reasoning layer for Tesla’s humanoid robot​

No other company has this. Not OpenAI. Not Google. Not Anthropic.

What does it tell us? When one player controls the entire stack, from electricity to end-user, the rules change. The value shifts away from “general-purpose AI” and toward specialized applications in niches the giants won’t serve.

3. The Government Angle Everyone’s Missing

The grok deepfake scandal is few weeks old and I din’t pay much attention to it then which is weird now thinking of the scale of it, but here’s something I noticed when I was researching for this article. While Grok was generating millions of deepfakes (and we’ll get to that in detail), exactly at the same time, it was also being embedded into Pentagon systems.

The history of contracts:

• $200 million DoD contract (July 2025) » xAI won alongside OpenAI, Google, Anthropic​

• “Grok for Government” launched AI for federal, state, local, and national security customers​

• GenAI.mil deployment » Grok operating at Impact Level 5 (classified information handling), targeted for early 2026​

• $739 million Space Force contracts for SpaceX (also in January 2026)​

Musk previously led the Department of Government Efficiency (DOGE), a Trump‑created office with access to federal systems across multiple agencies. Reuters has reported that DOGE has used AI tools to monitor federal employees’ communications for signs of “disloyalty.” and this has already drawn sharp criticism over conflicts of interest from watchdogs and lawmakers.

What we learn from this? is,

Government is becoming a massive AI customer ( I could actually use plurals here considering UK Gov - Anthropic Deal recently ) , but it’s also becoming a major risk factor.

The same technology can be “too dangerous” for consumers in Europe while being “mission-critical” for the Pentagon. If you’re building for enterprise or regulated industries, understand that the trust and compliance bar is rising while enforcement is becoming more political.

4. The Deepfake Crisis That Changed Nothing

In early January 2026, Grok’s “Imagine” feature started generating sexualized deepfake images, including images of minors. The Centre for Countering Digital Hate documented approximately 3 million such images generated in just days. The scale was just too huge honestly :

• Users could generate nonconsensual intimate images of real people

• CSAM (child sexual abuse material) was being created

• The “undressing” problem: publicly posted photos were edited into revealing content​

The regulatory response was swift and global:

• EU expanded investigation​ : Called it “illegal, appalling, disgusting”

• UK: Ofcom investigation with potential fines up to 10% of revenue​

• France: Police raided X’s Paris office on February 3​

• India: Ordered comprehensive review by January 5​

• California: AG sent cease-and-desist demanding halt to CSAM generation​

• Malaysia & Indonesia: Temporary suspensions​

and Musk’s response? He posted Grok-generated images of himself in a bikini with laughing-crying emojis.​ (:?)

Here’s the uncomfortable data point: The controversy did nothing to hurt growth. In the days following the scandal:

• Grok app downloads: +54%​

• X app downloads: +25%​

A content moderation expert told CNBC that xAI had failed to build even “entry-level trust and safety layers” into Grok.​ And the market still rewarded it.

Founder insight?

when regulators respond with broad interventions, the EU’s Digital Services Act, UK’s Online Safety Act, California’s AI legislation, all those interventions won’t be surgically targeted at xAI. They’ll hit the entire sector.

The deepfake crisis that did nothing to slow Musk down. Now the question is: what do you actually do about it?

5. The Enterprise Consolidation Wave

Here’s what’s happening in the market right now that matters for founders.

VCs are predicting enterprise AI spending will rise in 2026, but concentrate on fewer vendors. The “let’s try everything” phase is pretty muchn over. CIOs are rationalizing their AI portfolios, moving from scattered experiments to concentrated deployment.

What this means? The result is bifurcation. a small number of vendors will capture disproportionate market share, while funding for others sharply declines.​

Startups that survive will have:

• Strong differentiation (not “another LLM wrapper”)

• Proprietary data (something the giants can’t scrape or buy)

• Deep domain expertise (healthcare, legal, finance—places where general AI isn’t good enough)

• Compliance-first architecture (enterprise buyers increasingly demand this)

The squeeze looks something like this:

The middle: Everyone competing on “better prompts” gets crushed

What founders’ can learn? - The era of “general-purpose AI startup” is ending. What survives is specificity. You need defensible differentiation that can’t be commoditized when GPT-5 or Grok-3 drops.

If your pitch is “AI for X” where X is a broad category, you’re building on quicksand.

6. What To Do About It?

Stop watching the valuation headlines. Start thinking about positioning. Here’s your playbook:

This Week

• Map your dependencies.

  • List every provider for training, inference, and distribution.

  • Single-vendor reliance = single point of failure.

  • Grade each: Green (diversified), Yellow (backup exists), Red (single point of failure).

• Stress-test your moat.

  • Ask yourself: “If Grok-3 launches tomorrow with 10x our capabilities, what do we still own that they can’t replicate?” If you can’t answer in one sentence, you have a positioning problem.

This Month

• Identify your white space. Vertical integration creates gaps. Where is Musk’s stack optimized for scale but weak on depth?

  • Enterprise compliance (healthcare, finance, legal)

  • Domain-specific accuracy (manufacturing, supply chain, pharma R&D)

  • Regulated industries (government, defense, critical infrastructure)

  • Infrastructure tooling (observability, security, governance)

• Audit your trust architecture. Can you prove to an enterprise buyer that your AI is safe, explainable, and auditable? If not, start building:

  • Audit trails (who generated what, when)

  • Explainability (how did the model reach this conclusion)

  • Safety by design (not “move fast and add guardrails later”)

  • Third-party certifications (SOC 2, ISO 27001, industry-specific)

This Quarter

• Watch the regulatory calendar. EU DSA enforcement is active. UK Of-com investigation is underway. California’s AG is issuing cease-and-desists. Assume compliance bar is rising across all jurisdictions. Build for it now—make regulatory readiness a sales advantage, not a fire drill.

• Get specific or get squeezed. The generalist window is closing.

  • Pick a vertical.

  • Build proprietary data.

  • Go deeper than any foundation model can.

  • Ask: What do we know about our customers’ problems that would take a new entrant 2+ years to learn?

The SpaceX-xAI merger isn’t just the biggest deal in history. It’s a thesis statement about where AI is going which is infrastructure beating algorithms.

Musk now controls:

• Data: X’s 500M+ users generating real-time feedback

• Compute: 200,000 GPUs in the world’s largest training system

• Energy: Tesla Megapacks powering it all

• Distribution: 1.6M Tesla vehicles, 9.2M Starlink subscribers

• Robotics: Grok powering Optimus humanoid robots

For founders, this isn’t a reason to panic. It’s a reason to get surgical.

The trillion‑dollar AI giants are here, and they own everything from chips, to power, data, and pipes to reach everyone. The real race isn’t to build a “better chatbot” anymore, it’s to own something they can’t copy: a specific market, trusted relationships, and data they’ll never touch.

You don’t have to beat Musk either, So a better question to ask yourself -

They looked into cameras and admitted what many suspected but only a few actually dared say aloud that » automation of junior roles has already begun, 92 million jobs will disappear by 2030, and whoever controls low-cost energy will dominate the new economy.​

But between the carefully crafted soundbites and grand pronouncements, a darker narrative emerged, one that was deliberately left unspoken in the Alpine theater.

Davos 2026 showed the world can't agree on how to control AI, China is catching up much faster than anyone predicted, and the money is flowing to those who build and own the tech. The environmental damage and security threats were brushed aside, and no one answered who benefits besides the people at the top.

In early December at the Future Telecom Hub Conference in London, I heard Simon Clement from Liberty Global lay out, very plainly, what actually matters when you try to commercialize deep R&D. You’re scrolling through LinkedIn or Twitter and you see another viral post: “The Ultimate VC Scorecard.” “The Series A Framework That Raised $50M.” Beautiful charts, clean graphics, thousands of likes. And you think » Oh this doesn’t apply to me at all or does it?

Here’s the thing, though.

these frameworks aren’t wrong; they’re just not for everyone.

If you’re building a simple SaaS tool or a consumer app, this advice is solid:

follow the playbook,

hit the metrics,

get funded.

But if you’re building something harder for example enterprise software, or defense tech, and specially deep tech, following this advice can actually kill your company.​

I’ve watched it happen. Founders with genuine technical breakthroughs pivot to selling consulting services just to show “revenue” on a scorecard that was never designed for them. Teams abandon the hard, slow work that would make them defensible, all to chase numbers that look good in a pitch deck but mean nothing for their actual business.​

I call this the VC Candy Trap.

The advice is everywhere, it looks great, it feels clarifying, but for a lot of founders, it’s the wrong diet entirely.

Why does this matter right now?

We’re in a weird moment in tech.

AI has made building software incredibly cheap. You can describe an app to ChatGPT, and it writes the code. You can launch something in a weekend. The barrier to building has never been lower.

But here’s the flip side: because it’s so easy to build, it’s harder than ever to win.

Think about it. If anyone can copy your product in a weekend, then your product isn’t really a business. It’s just a feature. A novelty.

So what actually separates the startups that disappear from the ones that become Palantir, or Stripe, or NVIDIA?

One word: defensibility.

You need something that protects you. A moat. Not just a brand or a head start. those aren’t enough anymore. You need a real, structural advantage that makes it nearly impossible for someone to take your customers.

But here’s what the generic advice misses:

First, figure out what kind of company you’re building!

Before you worry about fundraising or metrics, you need to understand which “tier” you’re in. Because the rules are different for each one.

Tier 1 is simple SaaS and lightweight software, where the playbook is clear: move fast, get users, show revenue, and the generic VC advice mostly works. Tier 2 is complex enterprise » cybersecurity, financial infrastructure, supply chain, where you can’t “move fast and break things” with hospital records or banking data, and trust matters more than speed. Tier 3 is deep tech » chips, biotech, fusion, quantum, where you’re fighting physics, not competitors, and early revenue tells you almost nothing; technical progress is what counts.​

The catch is that most viral startup advice is written for Tier 1. When Tier 2 and Tier 3 founders follow it, they optimize for the wrong things. Magic Leap is the classic example: they raised $2.6 billion on real breakthrough tech, but chased consumer hype and flashy demos instead of playing a long enterprise and defense game, burned billions, laid off half the company, and eventually pivoted back to the market that made sense for their moat.

Second, The 3 moats that actually matter!

Once you know your tier, the question is how you actually become defensible, and there are really three options. You can build a Pain Tolerance moat (go deep with hard, high‑switching‑cost customers), a Network Effects moat (the product gets better with every new user), or a Product Velocity moat (you move faster than anyone else, then layer on a deeper moat).

The punchline is simple: most founders don’t fail because they lack a moat. they fail because they tell the wrong story to the wrong investors. Your tier, your moat, and your metrics all have to line up, and your pitch has to go to people who actually understand that game.

Pitching a deep tech company to an investor who only funds consumer apps is a waste of everyone’s time. You have to match your story to your strategy. In this episode, we break down how to do that in practice.

A deep dive into the $300 billion company that said one thing and did another.

I am not mad at ads. Except YouTube, of course, because they just go on and on if you don’t click skip. which breaks my flow of whatever I am doing while youtube plays in the background. I also never had a ChatGPT subscription and never planned to, so this isn’t an emotional “I’m cancelling my ChaptGPT subscription” piece. But I am seeing tons of discussion and articles focussed on outrage, migration and skepticism and I wanted to make a different point. so here we go!

In May 2024, Sam Altman stood at Harvard and said something that now reads like a punchline: “Ads plus AI is sort of uniquely unsettling to me. I kind of think of ads as a last resort for us for a business model.”​

Eight months later, OpenAI announced it would begin testing ads in ChatGPT.​

But the real story isn’t Altman’s reversal, it’s what happened in between.

In May 2025, OpenAI quietly hired Fidji Simo as CEO of Applications. Her resume? She led the launch of ads in Facebook’s mobile News Feed, oversaw Facebook’s entire advertising business, and later took Instacart public while building a retail ads business with over 5,000 advertisers.​

When you hire someone with that background, you’re not preparing for a “last resort.” You’re building an advertising empire.

1- The Social Media Reaction

The Ad announcement has set off a wave of backlash across Twitter, Reddit, and LinkedIn, with people basically saying, “Yep, we saw this coming.”​

On Twitter/X, paid users were furious that even Pro subscribers paying $200 a month were actually seeing what looked like ads baked into answers, from Peloton plugs in random chats to “shop at Target” suggestions in technical questions.

Sam Altman’s old “ads as a last resort” line was dragged back into the spotlight and mocked as a complete U-turn., and most mainstream chatter is still focused on this.

On Reddit, people argued over whether mixing ads into AI replies would quietly erode trust, while others doubted there would be any real mass exodus, pointing to past internet outrage that never went anywhere.

Some users did note that OpenAI hiring the monetizing operative who squeezed maximum ad revenue out of Facebook made this shift feel inevitable, especially for a company valued at $300 billion while burning billions a year, and now turning in to facebook 2.0 or is it 3.0 really.

On LinkedIn, posts compared Altman’s stance to early Google promises about not letting money influence search results and warned investors to treat any “we’ll never do X” claims from AI companies with serious skepticism.

Others said this all looks like the classic Netflix playbook: first “no ads ever,” then ads once everyone is hooked.

“Benjamin De Kraker, a former xAI employee, went viral with a post showing ChatGPT suggesting “shop at Target” while he asked about Windows BitLocker — the post got 463,000+ views and sparked widespread concern about ad creep.​

Sam Altman’s 2024 quote (”ads as a last resort”) is being widely circulated alongside his January 2026 statement, with users calling it a “spectacular reverse-ferret.”

On r/singularity, users debated whether ads in responses would fundamentally undermine trust in AI: “This should undermine people’s confidence in AI. Sadly, I doubt most users will be particularly concerned about it.”

Notably, r/Futurology users had flagged the Fidji Simo hire early, back in May 2025: “Am I the only one who sees ‘OpenAI hired the person who optimized the biggest social network for ad revenue’ and thinks ‘oh no’?”​

On r/ValueInvesting, users questioned the $300B valuation while burning $5B+ annually, calling the economics “extraordinary” and unsustainable without new revenue streams.​

The Trust Problem: Paid Tiers Aren’t Safe

The deepest concern isn’t the ads themselves, its whether they’ll creep into paid tiers.

OpenAI initially claimed these were “app integrations, not ads.” But Chief Research Officer Mark Chen later admitted: “anything that feels like an ad needs to be handled with care, and we fell short.”​

The concern is that this setup is so deceptive most people won’t even notice it, and many say they’re already canceling OpenAI and moving to Claude or DeepSeek, which feel good enough ( for now) without the ad worries.

2 - The Financial Reality - Why They Have No Choice

Before we look at the timeline of events, I briefly shared in the introduction lets look at the numbers first, that basically explain everything. and that is - they really have no choice. and you’ can correct me if I am wrong here. ( in the comments.)

OpenAI’s revenue growth has been extraordinary from $28 million in 2022 to $2 billion in 2023, $3.7 billion in 2024, and approximately $13 billion in 2025. They also confirmed their annualized revenue crossed $20 billion by end of 2025.​

Now this is a 464x increase in three years, faster than almost any software company in history.​

So whats’ the problem exactly?

The growth alone doesn’t pay the bills when you’re spending faster than you’re earning.

In 2024, OpenAI lost $5 billion on $3.7 billion in revenue - a negative 135% net margin, meaning they spent $1.35 for every dollar earned.​

In 2025, despite tripling revenue to approximately $13 billion, they still lost an estimated $9 billion, spending roughly $22 billion against $13 billion in sales. That’s still spending $1.69 for every $1 earned.​

The first half of 2025 alone saw $4.3B revenue against $2.5B cash burn, $6.7B R&D spend, and $2.5B in stock compensation.​

The User Base: Is it an Asset or Liability?

ChatGPT’s user growth has been staggering:

• November 2024: 200 million weekly active users

• February 2025: 400 million weekly active users

• March 2025: 500 million weekly active users

• August 2025: 700 million weekly active users

• October 2025: 800 million weekly active users​

But here’s the problem. the vast majority of these users are on the free tier. Each query costs money to serve estimates range from $0.30 to $0.50 for complex queries.​ you see the needs for ads here now?

With 800 million weekly users, the free-user base represents either a massive liability (compute costs) or a massive asset (eyeballs to monetize).

OpenAI has chosen to monetize.

The Path Forward: $115 Billion in Losses

According to financial documents shared with investors, the path to profitability is brutal:

• 2026: Projected $17 billion cash burn​

• 2028: Expected $74 billion operating loss in that year alone​

• Cumulative losses through 2029: Approximately $115 billion​

• Path to profitability: Cash flow positive targeted for 2029 or 2030, with approximately $200 billion annual revenue by 2030​

One analyst noted that at current burn rates, OpenAI could run out of cash by mid-2027 without additional funding.​

Valuation and Funding Pressure

OpenAI is now valued at about $300 billion after a $40 billion round in April 2025, mostly led by SoftBank, with Microsoft and a few big funds joining in. That money isn’t free but. and Open AI had to finish turning fully for‑profit by the end of 2025 or SoftBank could pull $10 billion, and Microsoft, which has put in around $13 billion, takes 20% of OpenAI’s revenue.

SO threat was there, yes, but SoftBank actually completed the full investment. so what changed their mind?

One Positive Sign However is Margin Improvement

Compute margins improved to 70% in October 2025, up from 52% at end of 2024 and double the January 2024 rate. This suggests OpenAI is getting more efficient at serving queries, but not efficient enough to close the gap between revenue and spending.​

3- The timeline says OpenAI was building ad infrastructure while publicly dismissing the idea

Lets’ now take a look at OpenAI's public messaging vs what they are doing behind the scene. -

The Sequence of Events

• May 2024: Altman calls ads a “last resort” at Harvard University​

• May 2025: OpenAI hires Fidji Simo as CEO of Applications, reporting directly to Altman​

• October 2025: Reports emerge that OpenAI spent $1 billion on tools that optimize ad load​

• December 2025: First “app suggestions” appear in ChatGPT, sparking backlash​

• December 2025: OpenAI admits it “fell short” and disables the suggestions​

• January 2026: OpenAI officially announces ads testing in Free and Go tiers in the US, with “strict guardrails” around privacy and answer independence​

No need to repeat who Fidji Simo is.

It’s a bit bizarre that I didn’t pay much attention to her, or look at her background in detail, until a couple of days ago when the Thinking Machines confounders news broke. I also learned there’s a lot of criticism of her: she helped build Facebook’s ad machine during years when the company was under heavy fire for how it handled user data and growth-at-all-costs engagement. Her reputation now follows her, so critics see her move to OpenAI as importing that same aggressive monetization mindset into AI.

The report that OpenAI spent $1 billion on tools that optimize ad load reinforces this interpretation. You don’t spend a billion dollars preparing for a “last resort.”​

All of this suggests ads were planned well before the “last resort” rhetoric ended.

January 2026: The Official Reversal

Altman’s statement on X when announcing ads: “It is clear to us that a lot of people want to use a lot of AI and don’t want to pay, so we are hopeful a business model like this can work.”​

The framing shifted from “uniquely unsettling” to “what people want.”

I am guessing the PR team got their paycheck?

4- From What You Watch to What You Think

Now this is where its get even more interesting and dangerous. To understand why ChatGPT ads are fundamentally different from previous ad-supported products, we need to trace how advertising has evolved across platforms.

Netflix mostly shows broad, contextual ads based on what you’re watching (like kitchen gear during a cooking show), so they often feel random, which is basically a privacy feature, not a bug.​ Amazon Prime Video however, is the opposite, and this comes from my own experience. I was shown the ads literally out of shopping cart, and sometime from my purchase history. There is of course browsing, product page visits, wishlists, and “lifestyle segments,” letting brands retarget you on your TV and build lookalike audiences of high‑value customers.

Shared accounts create a quiet privacy leak inside families:

if you buy something sensitive on Amazon, and other people using the same Prime Video account can see ads based on your purchase history, with no real separation between who bought what and who sees what.

Google AI Mode: The Next Level

A similar pattern shows up with Google:

Chrome’s Topics API and Shopping Insights track what you browse and shop for (including on Amazon), then turn that into interest labels and price alerts, giving Google a detailed view of what you’re in the market for across the web.

Google’s AI Mode uses your browsing history for customization.

security experts warn this creates “deeply personalized profiles” that could be vulnerable if hacked, subpoenaed, or leaked.​

Data collected includes:

Gmail content

YouTube watch history

Google Maps check-ins

Search queries

AI responses and feedback

All of this is retained for up to 18 months.

ChatGPT Atlas: “Surveillance Capitalism’s Final Form”

People ask AI assistants things they wouldn’t search on Google:

“I think I have depression, what should I do?”

“How do I tell my spouse I want a divorce?”

“I’m having financial problems, should I declare bankruptcy?”

“I hate my job, how do I quit without burning bridges?”

“I think my teenager is using drugs, what are the signs?”

If that conversational data is used for ad targeting, even indirectly, we’ve moved from tracking what you buy to tracking what you think, fear, and struggle with.

OpenAI’s ChatGPT Atlas browser introduces “browser memories” and “agent mode”. the AI recalls past user activity and can execute tasks autonomously.​

Security experts at Huntress found that model training on user data was enabled by default despite indications to the contrary.​

Search has always been surveillance.

AI search made it intimate surveillance. Atlas takes another step towards total surveillance. It tracks everywhere you go, what you think, want, and feel.

The result? - Surveillance capitalism’s final form: AI so helpful, so conversational, so human-feeling that users willingly divulge intimate details while handing over browser-level access to their entire digital life.

5 - The Enshittification Playbook

So I came across this Enshittication term by Cory Doctorow who’s a Canadian-British writer, tech activist and known for his work with the Electronic Frontier Foundation and his long-running tech commentary. He coined “enshittification” to describe how platforms start out good for users, then lock everyone in and gradually worsen the experience to serve advertisers and shareholders, and this exactly fits the case here.

The Three Stages

Stage 1: Good for Users (2022-2024)

• Free GPT-4 access with generous rate limits

• No advertising

• Rapid innovation and feature releases

• The goal: acquire users at any cost

Stage 2: Lock Users In (2024-2025)

• Conversation history becomes valuable (you don’t want to lose it)

• Custom GPTs create investment in the platform

• Workflows and integrations make switching costly

• Memory features deepen the lock-in

• API integrations tie businesses to the platform

Stage 3: Extract Value (2025-2026)

• Rate limits tighten on free tier

• GPT-4o removed from free tier, replaced with GPT-4o-mini​

• Ads introduced

• Premium pricing increases

• Interface increasingly pushes paid features

Why It’s Happening Now

AI has a three-way squeeze that makes enshittification worse than Facebook’s two-sided market:

Users get paywalled, rate-limited, and shown ads

Creative workers get their content scraped for training, then competed against by the AI

Invisible workers in developing countries doing training labeling get exploited with low wages​

The enshittification is accelerating because:

Competition is consolidating: Training frontier models costs hundreds of millions of dollars, limiting who can compete

Regulatory capture is baked in: Big AI companies are writing the rules

Users can’t easily leave: Conversation history, custom GPTs, and workflows create switching costs

The “Slop Singularity”

AI-generated content is already flooding the web SEO spam, fake reviews, synthetic media, AI-written articles. And if ChatGPT’s answers are influenced by ads, it accelerates the degradation of information quality across the entire internet. The tool people use to escape the ad-polluted web is now becoming part of the pollution.

The Existing Liability Problem

ChatGPT already restricted medical, legal, and financial advice in late 2025 due to liability concerns. The company added disclaimers and reduced the specificity of advice in sensitive domains.

OpenAI claims “answers won’t be influenced” by ads. But how do you verify that? The whole point of sophisticated ad integration is that it’s not obvious.​

And who’s liable when something goes wrong?

If a user follows AI-generated health advice that happened to align with an advertiser’s interests, and they’re harmed, who pays?

6- Mission AGI - Is it Abandoned or Was it Never Real?

Open AI’s Structural Transformation

2015: OpenAI founded as a nonprofit with the mission “to ensure AGI benefits all of humanity”

2019: OpenAI LP created as a “capped-profit” structure, allowing outside investment

2023: Microsoft invests $13 billion, becoming OpenAI’s largest backer

2025: For-profit restructuring required by SoftBank deadline; safety teams disbanded

2026: Ads announced; transformation to commercial entity complete

OpenAI has quietly gutted its safety guardrails -

the Superalignment and AGI Readiness teams are gone, Miles Brundage has left, and models like GPT‑4.1 reportedly shipped with shorter testing and without promised safety reports, reinforcing the sense that commercial priorities are now winning out over safety.​

Altman still talks about near‑term AGI, but the ad push suggests OpenAI is planning for a long, expensive slog (and fierce competition), not a 2‑year miracle where revenue barely matters. That tension is also sharpened by Microsoft’s deal/ Once OpenAI’s board officially declares AGI, Microsoft loses access to that tech, which critics say creates a strong incentive to keep moving the goalposts instead of ever saying “AGI is here.”

The Existential Business Problem

OpenAI is also in a uniquely fragile spot, unlike Google, Meta, or even xAI, it has no legacy cash machines like Search, YouTube, or Instagram to fall back on. It basically has ChatGPT and its models, or nothing.

Analysts warn that unless OpenAI stays exceptionally far ahead on model quality, rivals like Claude, Gemini, and DeepSeek will erase its edge and with it the entire basis for a $300 billion valuation.

the Irony -

OpenAI’s founding pitch was - “We need to build AGI safely, outside the pressures of shareholder capitalism.”

2026 reality:

Restructured to for-profit

Hired Facebook’s ad architect

Adding ads to intimate conversations

Disbanded safety teams

$300 billion valuation

SoftBank and Microsoft as major stakeholders

The company that was founded to save humanity from dangerous AI built by profit-driven corporations has become the profit-driven corporation.

7- Who Stays Ad-Free? The Competitor Landscape

For users, the real strategic question is very simple:

which LLM will promise no ads ever?​

Anthropic’s Claude is the most plausible contender.

its business is enterprise/API-first, its brand is “safety and trust,” and it doesn’t need consumer ads the way OpenAI or Google do. Perplexity could lean into an “ad-free search” niche, while DeepSeek is cheap and ad-free today but comes with its own geopolitical trust issues.

Gemini, plugged into Google’s ad machine, is almost guaranteed to be heavily ad-driven.​

But there’s also a quieter risk for developers -

if OpenAI ever pushes ad-related terms into its API or nudges apps toward showing ads, startups may flee to Claude or other providers, creating a split where businesses can buy their way out of ads while ordinary users get the enshittified version.​

8-What Happens Next?

The ad-playbook from Google, Facebook, and Netflix makes the next steps no brainer really. OpenAI will likely expand ads beyond the free tier within a year, introduce a pricey “premium ad‑free” plan, and face at least one big rival (probably Anthropic) staking out a clear “no ads ever” position.​

But If ad revenue disappoints, expect ads to creep into mid-tier plans and responses themselves, ( might we pray!) triggering regulatory scrutiny and, over time, a privacy‑driven migration toward cleaner alternatives and new rules around AI advertising in sensitive domains.

In the end, everything hinges on the churn.

if most users grumble but stay, OpenAI can keep pushing the ad lever.

if people actually leave, the company will be forced to pull back.​

Tailwind was extremely successful: millions of developers used it every month, and its design system became so well-known that AI coding tools learned how to use it perfectly and that success itself became a problem, because once AI tools automatically knew how Tailwind works, many developers stopped visiting Tailwind's website or reading its documentation.

Less traffic = less revenue, since Tailwind Labs made much of its money from products and sponsorships tied to that documentation site; when Google traffic dropped by around 40%, revenue collapsed by about 80%.

I was working on this research this saturday night, and in last 3-4 days few more developments have come to light.

Latest Developments (as of January 13, 2026)

Since the initial transparency push on January 6-7, the sponsorship response has accelerated significantly. Google AI Studio officially joined as a sponsor on January 8, and within 72 hours, 26 new sponsor companies signed on, including 7 at the highest “Partner” tier.​

Adam Wathan has clarified that Tailwind already had over $800,000 in annual sponsorships before the crisis, but rising costs and declining revenue still forced the decision. The company now has “6+ months runway” and is focusing on revenue-generating work rather than community feature requests.​

The fact that Wathan, didn’t quietly hide the problem and instead of polished PR, he publicly explained what happened, shared numbers, and warned that without support Tailwind risked turning into “unmaintained abandonware, the kind of radical transparency which is unusual in tech, helped worked in his favor and triggered a wave of support. the ecosystem where companies often mask financial trouble behind vague messaging or hype. his honest message was simple. He made it clear that the main goal was simply to keep the project properly maintained for the long term.​

the tool is widely used, but the business model broke, and help was needed to keep it alive.​

In effect, the people and companies who benefit from Tailwind decided to pay to keep their own infrastructure health, and Tailwind became a real‑world example of “if this thing is important to you, help fund it so it doesn’t disappear.

Few key lessons this early 2026 crisis has brought in -

• Popularity does not guarantee a stable business if the revenue model is narrow or fragile.​

It is not all positive either. the tech and business community remains split on this - many developers are stepping up with financial support, but there are others questioning whether a CSS framework should operate as a multi‑million‑dollar business or instead be maintained more leanly. The conversation has shifted from “will Tailwind survive?” to “should open‑source infrastructure tools even be venture‑scale businesses?”.

How AI has changed developers’ journey.

AI has quietly become the first place many developers go when they get stuck, and that changes the entire journey from question to product.

From search to AI front door

How many of us now go to Claude (or ChatGPT, Cursor, Copilot) to check or fix our code before even thinking about Googling the error? For a growing majority of developers, that’s the default habit, not the exception.

• A large majority of developers now use AI tools as a primary way to get unstuck, often before (or instead of) searching the web. Industry surveys in 2025 report that about 84% of developers are using or planning to use AI tools, and more than half of professionals use them daily.​

• In the same research, roughly two‑thirds of developers (around 68%) say they turn to AI when they get stuck on a problem, making assistants the first stop for many everyday issues.​

• This replaces a lot of the old flow—copy error → Google → Stack Overflow/blog/docs—with “ask Claude/ChatGPT/Copilot, get an answer, keep coding,” meaning fewer automatic clicks to the original content and docs, even though those sources still underpin many answers.

What actually changes for dev tools

For frameworks, libraries, and developer tools, the underlying work docs, blog posts, examples still powers many of the answers developers see. The difference however is, that an AI assistant often stands in front of that work and condenses it, so the developer no longer needs to visit the original page every time they benefit from it. so usage and visibility can drift apart.

Three big shifts come out of this:

• Docs become infrastructure, not the destination.
  Developers still rely on the knowledge in your docs, but they increasingly consume it mediated by an AI assistant instead of visiting your site. The value is still there; the visibility and traffic are not.

• Usage and revenue decouple.
  A framework or library can be used more than ever, because AI keeps recommending and auto-completing it while signups, docs views, and associated product sales go down. You can be “everywhere” in codebases and still see your top-of-funnel collapse.

• Your product moves one step further from the user.

  By structuring docs well, offering clear upgrade paths (like hosted versions or pro features), and making your brand and URLs unmissable in examples, you can still turn AI-mediated usage into relationships and revenue, just not through old-school traffic metrics.

In other words, AI has already moved itself between developers and the traditional documentation/search layer. The challenge now is not to fight that, but to decide how your product captures value in a world where the first “click” is a prompt, not a page view.

Why this matters for founders, operators, and builders

For founders

• Your top of funnel is changing even if your usage graphs still look healthy.

• A product can be “recommended everywhere” by AI and still lose revenue if it depends on docs traffic or SEO-heavy content to monetize.

• Models that worked in the search era (free docs → eyeballs → one main product) can quietly break when AI absorbs the docs but not the business.

For operators (CEOs, Product Mangers /Engineering leaders)

• Traditional metrics like page views and organic visits are less reliable proxies for product health; activations, retention, and paid conversion matter more.

This isn’t just a Tailwind problem. It raises some simple but important questions about how the tools we all use are paid for.

• Can “donations and sponsors” really keep the lights on?

  • Big companies can sponsor a project for a while, but budgets change and people move on.

  • If a tool is critical to thousands of teams, relying only on goodwill feels shaky.

• Does every popular open‑source project need to become a big company?

  • Some projects try to hire a whole team and run like a startup, then struggle when money gets tight.

  • Others stay small and lean, and make money from services or side products instead of a big payroll.

• What is a fair way to pay for tools in the AI era?

  • AI tools learn from docs and examples, but those docs still cost time and money to write for example this one?.

  • In the long run, there probably needs to be a clearer way for the big users of a tool ie clouds, platforms, companies to help fund the work that keeps it alive.

A simple AI‑era revenue risk check framework

This doesn’t need a spreadsheet or a consultant. It’s a quick self‑check to see whether your business looks more like “Tailwind before the crisis” or like something that can handle AI sitting in front of it.

Step 1: List how you make money today

• Write down each revenue stream: product sales, hosting, support, training, sponsorships, etc.

• Next to each one, note if it depends heavily on people visiting your docs, blog, or website.

Step 2: Score how “AI‑exposed” each stream is

• 0 = AI can’t really replace this (e.g., hosting, SLAs, custom work).

• 1 = AI might help people find it, but can’t deliver it.

• 2 = AI can deliver a chunk of the value.

• 3 = AI can give almost all of it away (e.g., basic reference docs, simple tutorials).

Step 3: Look at the pattern

• Add up how much of your total revenue comes from “3” streams.

• If more than half your revenue is in that bucket, you’re very exposed to AI and traffic changes.

• If it’s a smaller slice, you still need to watch it, but you have more room to experiment.

Step 4: Pick one move, not ten

• Choose a single way to make at least one “3” stream less fragile:

  • Turn popular docs into a paid workshop or cohort.

  • Add a small support/SLAs offer for teams already using you.

  • Start scoping a simple hosted/managed version of your tool.

The goal is just one concrete step that makes your revenue a bit less dependent on page views.
